The Cost of Paying Attention

Recently a client of mine received feedback from his organization that he needed to become more self-aware of the impact of his behavior on others.

When I probed for what behavior seemed out of line, he told me that he had been rewarded his entire career for being a critical thinker and deliberate in decision-making. The organization needed to undergo changes to be more responsive in the marketplace and his caution was now being viewed as inflexibility. The feedback he was receiving from the organization was that he needed to be more self-aware of his inability to see things in other ways. He told me, “I need to pay attention to when I am being overly cautious and evaluate if I really am being inflexible or if my caution is warranted."

Paying attention. An interesting phrase…

Paying attention, as it relates to being self-aware, implies that there is a cost involved. When you sharpen your focus on something, you will inherently need to give something up in exchange.  In the example above, if my client is to be self-aware and pay attention to a behavior to elicit change, he will have to give up something in exchange for the attention he is going to give the new behavior.

Here is a simple example, if I go to the grocery store to pick up a banana, a transaction takes place. I give the clerk something of value to me, in this case, money, before receiving the product I desire more than the money I possess, the banana. Pretty simple.

When leaders are told they need to be self-aware of their actions or behaviors, it seems to get a bit more complicated than buying a banana. The process of becoming a self-aware leader requires that we give something up in order to draw attention to what we desire to change or better understand. This change in behavior must have more value to us than what we need to give up in order to obtain it.

When purchasing a banana, I know what I need to give up to own the fruit. In the same way, if I need to pay attention in order to become more self-aware of what is seen as inflexibility. For example, what must I give up in order to obtain this behavior change? To pay attention to this kind of behavior change will require humility to even get the process started. You have to recognize that you desire the banana more than you desire money and be willing to give up one in exchange for the other.

What does it take for you to humble yourself as a leader?

In this context, to be humble is really about having a clear perspective of your place in the context of your situation.  My client had to get to a point where he could be objective when situations arose. It is quite probable that because he had been rewarded (or at least had the feeling of such reward) in the past for his display of caution, that he installed it as a permanent successful behavior. After all, who does not like a positive feeling?

His first step in becoming self-aware had already occurred. He recognized the spectrum of behavior he was trying to distinguish. He had described the poles as being deliberate on one end and inflexible on the other. He gave up the freedom to just behave as he had been rewarded. He had to pay, in this case, his normal feeling of being cautious to precipitate a desired change or even recognize the spectrum that he was asked to change along.

Now he must understand the strength of his deliberateness and the weakness of his inflexibility.

Let me illustrate:

To stay in shape, I like to jog. I started having some knee pain. Once a week I work out with a personal trainer for 30 minutes, so I was telling him about the pain I was having in my knee. One of his thoughts was that I had some muscle imbalance, meaning one of the muscles in my leg had become stronger than another. The tension, caused by one muscle being stronger than another, caused a pulling at the joint and, therefore, the pain.

According to my trainer, this weakness causes an imbalance and puts stress on other muscles to become stronger and overcompensate for the weakness.  According to the National Academy of Sports Medicine there are many reasons that one muscle might be stronger than another, such as past trauma, repetitive movements, lack of core strength, poor training technique, emotional duress, and poor posture. He said, “Scott, you have to pay attention to strengthening all your muscle groups so that you don’t have knee pain."

There it was again, pay attention. What was I going to have to give up in order to relieve the pain? The same is true for my client, and for you.

What do you need to give up when you are working with those who follow your leadership so that you “pay attention” to them? If you are trying to listen better to what your followers are telling you, what is the cost to you? What do you need to give up to become a better listener? Invest In Your Future Today

I received a call from a client the other day, let’s call him Steve, who I have not worked with in a couple years.  He had moved on to a new job with a new company and one of his assignments is to identify and prepare leaders for the growth his organization is planning over the next five to seven years.

As I listened to Steve talk about the challenges the organization will face, it became clear to both of us that the leadership talent needed for the future does not currently exist in the organization. 

At the end of the conversation, Steve said something that really stuck with me, “Sure, we can go out and get talent when we need it, but then we waste 12 to 18 months of them figuring things out and learning our culture. We need to grow our talent so that we can harvest it when we need it most!”

I hung up the phone from talking with Steve and my next call was with an old friend who I talk with once a month or so, we’ll call him Sam. Sam and I will usually spend some time talking about our IRA’s and retirement. What is interesting is that Sam and I had both spoken to our financial advisors the week prior regarding how nervous we are about the stock market moving up and down. Both of our advisors told us that the only way for us to reach our financial goals was to stay in the market.  

Both Sam and I heard loud and clear from two different sources that the only way for us to hit our financial goals was to stay invested. The reason for this is because of the value of investing and compound interest. You really do not see the value of compound interest for a few years, but once it kicks in the growth is quite substantial.

Then it hit me.

The conversation I had with Steve and the conversation I had with Sam were really the same conversation. 

One was about growing financial resources to achieve a goal, and the other was about growing human resources to achieve a goal.

Both of them require an initial investment. Both of them require some rides up and down the growth curve. This takes patience, impulse control, and a lot of putting fear in its proper place.

The question I am asking myself these days is how many senior executives have their retirement portfolio totally stashed in a money market account that is drawing 1% interest? My guess is zero of them. 

So, why are we not investing in talent in the same strategic way that we are investing for our retirement?

5 Actions For Speaking Truth to Power

Every leader needs a voice who will speak truth and help them see things that are not obvious. Henry Kissinger is famous for saying that one of the most difficult things for a young leader to do is to “speak truth to power;” to go up the power gradient with information that is contrary to what the hierarchical, authoritative, and referent, position believes to be true. We have all been there at points and felt the emotion of that moment. There is inherent organizational danger in communicating things to a leader that they are not seeing in the moment:

  • You could be rejected which leads to embarrassment

  • You could be dismissed which leads to self-doubt

  • You could be humiliated which leads to isolation

  • You could be discounted which leads to demoralization

The young leader has information that someone in a decision-making position needs to hear, and is frozen in the moment by these potentially negative outcomes.

The other side of the proposition is, all things being equal, there is a huge upside in communicating to a leader what they are not seeing in the moment:

  • You could be celebrated for the input

  • You could be included in the decision-making process

  • You could be honored for your courage

  • You could be valued for your contribution

Whether a part of reality or a figment of our imagination as a young leader “speaking truth to power” can seem overwhelming. This is the risk tension that the young leader faces. Some of the mediators that go into the “speak truth to power" equation are:

  • Culture of the organization-What is the level of freedom that truly exists for information sharing?

  • Young leaders' personal-risk tolerance-Where do they fall on a spectrum between “wary” and “adventurous”?

  • Receptivity of the leader to feedback-What is the historical behavior elicited when contrary opinions have been shared?

RECEPTIVITY OF THE LEADER

I think we can all pretty easily agree that the young leader when faced with a decision to speak truth to power, has a burden that can feel like wearing a shirt made of lead.

However, as more senior leaders in organizations, how much of the burden falls on us to create an atmosphere where much of the risk is mediated for a young leader? How much of the responsibility is ours to create the environment in which others feel a freedom to be able to share?

I argue that much of the speaking-truth-to-power-dichotomy rests not in the hands of the deliverer but the receiver. And yet the senior leader is the one who often times has the most to lose by missing key information that was never brought to them. In the fast-paced, get it done now, microwave culture that organizations exist in today many of us cave into our survival reptilian brain that tells us to do whatever we can to survive.

Many times these environmental and personal factors are not acting in our favor. As leaders, we have to put effort into creating a persona and a culture so that the voice we need to be able to hear in our organization comes through.

5 ACTIONS YOU CAN WORK ON TODAY

Here are my top 5 tips for leaders who want to improve their chances of hearing all the information they need to hear to be able to make an informed decision:

  • Slow down your cadence-Most of the leadership mistakes I have made were because my world was moving fast and I did not slow down to see more possibilities. The faster I went, the more convinced I became that I was right, and the further away I got from the truth. Take a deep breath, count to 10, silently sing a familiar tune very slowly (I like; “Row, row, row, your boat), pray, do whatever you need to do to slow your reality down.

  • Become curious-The practice is to suspend your need to be right or heard and to work really hard to understand the other person's position. Before you jump to conclusion or shoot them down because of what you know that they don’t, spend some time to really discern the message they are bringing to you.

  • Always say thank you-So before it feels like I am your mom or kindergarten teacher, just hear me out. You would be surprised at how often I observe leaders in interactions where they turn and walk away without expressing gratitude. I don’t think it is an intent to be mean or degrading, the pressure of the moment takes the brain to the next thing rather than finishing the relationship with the current interaction. Researchers at USC found that simple acts of gratitude provide benefits ranging from feelings of reward and satisfaction to just helping people to hold on to their humanity.

  • Spend time reflecting- At the end of your day take the time to review the day. Play back the interactions you had with others. Resist the temptation to become defensive and ask yourself questions like:  I wonder what they were really trying to ask me?  Why did I feel such a strong need to defend myself?  Why did I feel such a strong need to exert power in the moment?  What unintended consequences could the action I took cause?

  • Do the inner work of developing your soul- The psychology data says you are as intelligent right now as you will ever be. Your personality is fully formed, so you know if you are extroverted or introverted. You have most of the skill you will ever need. So what is your next step in development? Do you need to work on developing the soul of your leadership?

HOMEWORK:

Pick one of the 5 Actions above and work on it every day for a week. For example, in every personal interaction and every email you send, say “thank you." Work on making your attitude heartfelt and not rote. If you try any of these let me know how they go for you, I would love to hear.

4 Additional Considerations for Giving and Receiving Tough Feedback

Last week we talked about a case study between Toni and Mia. Toni had some tough feedback for Mia and unfortunately, their conversation did not go well. Click here if you missed the blog post, but in summary, the one thing to remember in giving and receiving feedback is recognizing who is in the power seat during the conversation.

To add to our dialogue, here are 4 Additional Considerations for Giving and Receiving Tough Feedback.

  1. Expect Defensiveness - People are people and when we feel attacked one of our natural responses is to defend ourselves. We do this by justifying our actions, discounting the process, and questioning the procedures.

    • If you find yourself on either side of the feedback process. Recognize when you are being defensive and say, “I am feeling a bit defensive right now and that is not how I want to be perceived. Can we reconvene tomorrow so I am more open to what you are saying?”

  2. The Speaking Reveals the Speaker - Those providing feedback are in the hot seat. Even if you are just playing the role of the reporter who is bringing objective facts to the conversation, you are choosing the subset of facts you think matter most.

    • When you are receiving feedback, assume positive intent from the giver. Assume they have information that is going to be helpful for you to perform better.

  3. The Rule of 3 Conversations - Anytime we are delivering feedback there are 3 conversations happening. First, the conversation between the speaker and the listener; second, the conversation the listener is having with herself, and third, the conversation the speaker is having with herself. The job of the speaker is to understand the conversation that the listener is having with herself.

    • As the listener, your job is to comprehend what is being said. The quieter you can make the conversation within yourself will enable you to appreciate and receive what is being communicated.

  4. It’s All About The Relationship - Never, ever underestimate the power of relationship.  As the giver of feedback, the more mutually satisfying the relationship, the better your feedback will land. This is not just about having common interests but has to do with the level of shared commitments you make to each other. The only way to do this is to spend both quality and quantity of time together. The stronger the mutual commitments that people have the better the relationships. I have noticed in my coaching work that many people do not have anyone to call and share struggles with when they feel like they are in emotional confusion. There is no substitute for genuine time and compassion to strengthen relationships.

    • As the receiver of feedback, you have to take the relationship where it is at the moment, so here are some tips for you to absorb the feedback:

      • Stay present and attentive in the conversation. Resist the temptation to explain “why” you did something.

      • Find commonality in what is being said. It is critical to find something in the feedback you can own and act on.

      • Don’t shoot the messenger. Refrain from becoming judgmental of the person who is giving you feedback. Focus on the content of the message and not who is saying it.

Go back over the case study from last week (read here) and see where you think Mia and Toni could have gotten a better outcome by applying these 5 total suggestions (from this week and last week’s blog) to their feedback conversation.

If Workload Is Not the Culprit For Stress...What Is?

A relatively new area to hit the leadership literature is the concept of job crafting. Many organizations are leaning more on the individual worker to “craft” their job by changing everything from accomplishing tasks, to strategizing important relationships, and mapping business goals. This idea of “job crafting” actually has been cited in leadership studies as being aspirational and motivational, allowing the individual to self-actualize and find meaning and purpose in work.

Job crafting has been cited as increasing work productivity, employee engagement, effective problem solving, and overall employee performance. Before I even knew it was called “job crafting” I always thought of it as “just do what you need to do to get the job done." Be responsible. Be accountable.

THE RESEARCH

An article in The Leadership Quarterly (the Bible of Leadership Studies) by Elizabeth Solberg and Sut Wong took on the question of what employees perceived as their ability to craft their job in the context of work overload.

In English: If I have work overload, do I feel I can do what I need to do to get my job done?

Job crafting is often classified as a proactive behavior and reflects traits such as self-initiation to bring about any needed change. However, it turns out that job crafting is not necessarily anticipatory. Most scholars view job crafting as a behavioral response to one's current work situation. Rather than being future-oriented and strategic about what work we have, most of us will just react to the load we currently face. It really is the “tyranny of the moment” that is a key factor in our ability to be able to craft the job into what we need it to be.

THE FINDINGS

There are two important findings that come out of this study as it relates to job demand and role crafting. When employees are feeling the overload of work, their anticipation for a positive resolution and their leader’s need for structure are two very important factors.

As always in leadership studies, there is more than one variable that must be considered. When studying the leader one must also study the follower. When thinking about employee performance and work overload, the literature will support this idea.

THE EMPLOYEE

It is a good idea to ensure you have people on your team who can be proactive in adapting and initiate change in order to relieve the work overload.

The follower needs to have some skill or trait in their overall ability to be able to manage change. There is an accountability and expectation that rests on the shoulder of the follower that when work overload is occurring they can cope, manage, and make proactive changes.

Point taken. Followers need to be accountable.

THE LEADER

However, follower accountability is only half of the story. The other half of the story is how much control the leader exudes.

According to Dragoni and Kuenzi (2012), leaders engage in leadership behavior consistent with their own goal orientations, producing a work climate that influences their employees to adopt aligned goal perceptions. This research also shows that the more controlling the leader, the less willing the follower will be to exhibit autonomy and make changes that are needed to alleviate work overload.

THE LESSON

If team members in your organization are overworked and feeling stressed, maybe it isn’t the workload to blame. Maybe it isn’t all of the quarterly tasks. Perhaps it is your need to control as a leader. If our need for structure across all time and circumstance is consistent, then in times of heavy workload, your workload is going to increase even more. Why? Because in order to get things right, the followers are going to need you to think for them. If, as leaders, we want to feel less stress or have more time to think and create, then perhaps letting go of control might be just the gift to give yourself and those on your team.

What can you as a leader do to loosen your control reigns? What value would giving your team more autonomy have on the overall effectiveness of your team?

5 Questions to Assess Your Social Responsibility

The competency of social responsibility asks if there is anything emotionally holding you back from serving others. Social responsibility is a desire, an ability, and a volition. When I bring this topic up with clients the response I usually get is that I am giving them a “guilt trip."

Is it healthy to be the focus of your own life and the center of your universe? My guess is that none of us want to feel this way. However, the busier we become, the more self-absorbed we seem to get and the flow of our leadership lives suffers.

My point here is not to make you feel bad about your level of social responsibility, but rather to get you thinking about how are you balancing your selfish ambition. Most of us as leaders are trying to find a flow between work, family, recreation, and faith. Where does service fit in for you? If you dedicate too much to any one of these areas, the flow becomes restricted in other places.

Will you take action as a leader even though you might not benefit personally? Do you have a sense of accepting others and using your talents as a leader for the good of society and not only yourself? I don’t know how that hits you, but it actually stings a little for me. Of course, we have the skill. Yes, most of us in our hearts want to. The question is, what is holding us back from acting?

Because we are not the center of the universe, competencies such as social responsibility are vital in any model for leadership. If you read this blog on any regular basis you know that one of the best leadership models, uses emotional intelligence.

One such model for emotional intelligence that incorporates this idea of social responsibility is the EQ-i 2.0 by Reuven Bar-On. According to the EQ-i 2.0, emotional intelligence is defined in the user’s manual as, “a set of emotional and social skills that influence the way we perceive and express ourselves, develop and maintain social relationships, cope with challenges, and use emotional information in an effective and meaningful way.”

Most of the time when I speak to folks about emotional intelligence, their thoughts immediately turn inward to our personal emotion. Or perhaps they turn to a difficult relationship, a place where we are struggling relationally in our lives. Very few of us relate our emotional intelligence to our social consciousness.

Steve Stein and Howard Book, in their book on emotional intelligence called The EQ Edge, describe social responsibility as "A desire and ability to willingly contribute to society, your social group, and generally to the welfare of others."

Are you willing to test your desire and ability to willingly contribute to society?

If so, here are five questions you can ask yourself to assess your own level of social responsibility:

1. What community organizations am I currently involved in outside of my paid vocation? (Involved means regularly serving, not that your name is merely on a list).

2. What active role am I currently playing to make the organization better?

3. What did I do this week to lend a hand to someone who could use it?

4. How many examples can I cite in the last month where I was sensitive to the needs of friends, co-workers, or my boss?

5. Do I participate in charitable events?

We are never successful on our own. Real success comes from our work as a contributing member of a team or society. Having a caring and compassionate heart is a great balance for high levels of self-regard, that if left unchecked, could fall into arrogance.

After you take the assessment, talk to your spouse, significant other, coach, or a complete stranger about how you are doing. Do you have any changes you need to make to become more socially conscious? Your leadership depends on it.

3-Step Recipe for a Productivity Reset

Question: When is the last time you experienced a productivity reset?

I read recently that in a knowledge-working society the work we do is really about creativity.  Now, when I hear the word creativity my mind immediately goes to the painters and sculptors of the world. And for sure the work they do is creative. 

But before those of us who are scientists, technologists, and managers or leaders abdicate the world of creativity to the artists, we probably should step back for a moment and make sure we are not leaving the best part of us behind.

The Story

I recently had a conversation with one of my graduate students who said she was completely burned out and didn’t know how she was going to get her research project finished on time.  She was definitely in need of a productivity reset.

Here is a part of our conversation: “…by the time I finish my commute to and from work I am logging 60 hours or more a week. In addition, I have a family and my church that are both really important to me. I just don’t have any energy left for creativity to get this research project finished.”

I could just sense the frustration and disappointment in her voice as she was trying to figure out how to be more productive. Then almost without taking a breath, she said, “…You know, perhaps I could be more efficient in the morning. If I got up an hour earlier I could get more done because I am at my most creative in the morning.”  

The Point

As knowledge-workers, we are all going to have to come to the realization that more time, more effort, more energy doesn’t equal creativity or effectiveness.  It just equals more time and more effort. That's it.  If you are playing a game of who-works-hardest then keep going, I guess, but if you want to be creative and innovative, then maybe work as hard as you can while you're working and then stop and do something else.

I think there is a reason that athlete’s work really hard in times of peak performance and then rest their bodies.

There is a reason writers like J.R.R. Tolkien, William Stafford, and Victor Hugo would work for a while in the morning and then go for long walks in the afternoon.

Both high performing athletes and creative writers alike see the value of both hard work and the regenerative process of the productivity reset.  There is only so much a knowledge-worker can do to be productive before they need to recharge their brain.

According to Margaret Moussa, Maria-Estella Varua, and Matthew Wright’s work on knowledge-workers, what has been left out of the discussion up until now are issues of self-efficacy and well-being.  

The question we need to ask ourselves as leader is:

Can we leaders continue to treat our knowledge-workers the same way we treated productivity-workers of ages gone by?

And…

Can we as knowledge-workers continue to try and cram more stuff into our day and expect quality outputs?

3 Step Rest Process

Here are three things that I try to do when I am in need of a productivity reset.

  1. Read. There is nothing like reading to stimulate productivity. If I ever have writer's block, reading is one of the best ways I know to get the juices flowing again. I have found that there is nothing like poetry and fiction to really get my juices flowing again. In fact, I just finished a chapter of Britt-Marie Was Here by Fredrik Backman.

  2. Walk. I love to exercise but when I work out I am really focused on pushing my body, so I don’t get many creative thoughts going when my heart rate is above 140. But when I am just out for a walk, and the sun is shining, and I can sense the beauty all around me, my creative energy just seems to flow.

  3. Phone a Friend. For me, there is nothing like community and conversation to spur creativity. I always feel better when I get off the phone with my coach, my coaching group, or a conversation with Kevin or Joanne. There is just something about talking to others that will spur on my creative process.

As leaders, when we think about ourselves or those who are in our care, perhaps we need to be thinking less about how productive we can be and more about how we are practicing self-care. It is elements like reading, taking a walk, and engaging in a community that are the real ways we gain wisdom. 

Could it be that as knowledge-workers we are really seeking things like wisdom, and as we do we actually become more productive as a by-product?

I had many more things to say about this topic, but I am feeling a bit confused and convoluted right now….

I think I will go for a walk.

5 Steps Toward Sustainable Change

This is a very busy time of year for many of us.  In the U.S. we just celebrated Thanksgiving and that means, Black Friday and Cyber Monday are both in our sights or at least still visible in our rear-view mirror. The passing of these events means the ever-looming Christmas craziness is just around the corner.

And for many of you that can only mean one thing...

It is performance review time. That time when you will sit down with your supervisor and go over the goals you set for the year and measure your performance against those standards. Or, at least that is how it is supposed to work in theory.

For all of you over-achievers out there,  this can be an anxious time.  Most of us who work in organizations get up every morning and our self-created goal is to do the very best we can every day. Sometimes what we are supposed to do isn’t very clear. Sometimes what we are supposed to do changes, it seems, on an hourly basis. Most times what we know is important to do gets hijacked by the tyranny of someone else's agenda. And sometimes what we were hired to do is not what we end up doing at all.  

No matter what your individual circumstance, I am confident that most of you show up wanting to do the very best that you can with the time you have available. You feel like you have exceeded your goals and far surpassed expectations. Yet you will sit down with your supervisor at some point and the reality is that only so many of you can get that top performance ranking in any given year.  The rules of statistics say that most of you will get an average performance rating every year even though you feel like you deserve much more.

The dilemma you face is that you had what you considered to be an excellent year. Your boss agrees but ranks you as having an average year and then challenges you to “step up your game” to get that top ranking.

I think when most of us get this kind of feedback, it makes us a little defensive, so in the next couple of weeks I am going to share some tips on dealing with critical feedback. 

But for now, I want you to proactively be thinking about what it is that you need to change to get that top performance ranking next year.  Maybe you need to add a skill to your toolbox. Maybe you need to be more assertive with your peers or show a little more empathy with your direct reports. Whatever the case, for most of you the problem isn’t finding what it is you need to change, the question is how to sustain the change you want to make.

The issue of sustaining change is not a new concept. Kurt Lewen observed in the 1940s that making a change was often very short lived. It's like drinking a Monster energy drink. Sure, you are moving faster or have more focus, but so often, once the caffeine is out of your system, the energy level decreases back to its original level. Lewen noted that something more was needed than a shot-in-the-arm type of boost. Sure, changes can be made in the short-run, but how do you translate that change to long-term outcomes?

5 Steps Toward Sustainable Change

  1. Create a long-term value proposition. The coaching client has to see relevant longterm value in making any change that has been identified. Focusing on a value proposition will often cause the client to wrestle with their own belief system. Without changing what the person believes to be true, old behavioral habits return insidiously. In my health example, I have to associate overeating or eating the wrong foods as being bad for me ten years from now. It is too easy to succumb to temptation if you are focused on getting your short-term needs met. For my client from last week, who was always interrupting, he had to believe that his behavior was rude and that his intention was not to be seen this way. His need to be respected had to triumph over his need to be heard.

  2. Experiment with new behaviors to find a fit. So often I hear coaches talk about practicing new behaviors before they even know if the new behavior will work or not. I like for my clients to experiment with several options to see what will work for them. The fear I have is if this step is skipped then we could end up practicing the wrong behavior and have to go through the process of unlearning and relearning. For me, I had to experiment with reducing the size of my protein choice at dinner, giving up a snack before bed, working out an extra day a week and completely eliminating fried foods. I played with all of these and finally found that what I wanted to practice was reducing my protein size at dinner. I went from eating an entire chicken breast to only eating a portion size equal to the size of my fist.

  3. Practice the new behavior in a number of contexts. Then, I practiced this new behavior. When my wife and I grill, we split a chicken breast. When I go out to eat I ask for smaller sizes. When I travel I am conscious not to just go ahead and order the largest meal on the menu because I forgot to have an afternoon snack. To gain sustainability it is important to practice the new behavior across contexts. My client had to practice not interrupting his boss, his peers, his direct reports. He had to practice not interrupting during presentations, and one-on-ones, and on conference calls.

  4. Identify relational feedback loops. No change can happen in isolation. We all need constant feedback. We need safe places to see if people notice the changes we are making. This is where it can help to share your development goals across a broad number of relationships. This constant feedback loop is critical to making that new behavior a sticky habit. My client would actually say to his direct reports during one-on-one meetings, "My goal is not to interrupt you and finish your sentences during our meeting today. If I do this would you please just get up and put a tick mark on my whiteboard.” Feedback is a gift, all the way through the development process.

  5. Celebrate the noted change. Let the dopamine in your brain flow. You have worked long and hard to gain this change. Likely somewhere between 2 and 3 months at a minimum. Why not have a party? Why not let the good feeling of accomplishment and a job well-done flow through to those who have been with you on your development journey.

Making Change is Hard, This is Harder

 So most of you who read this blog with any regularity know that I pay fairly close attention to my health.

I try to make healthy food choices. 

I actually enjoy working out.

I value my faith in God and personal relationship with Jesus Christ.

I love my important relationships: My wife, my family, my team, my customers, my close friends.

At my most recent appointment with my physician, the incredible Dr. James Scelfo, he asked me a number of follow up questions from my previous visit. Here is the one that was the most interesting to me:

“Scott, you have lost about 5 pounds. We had a goal of 10, and 5 is really nice progress. Can you sustain it?”

Provocative Question

Did you catch it?  The good doctor inferred a change in behavior based on the outcome: The loss of 5 pounds. He also questioned if the shift in behavior and habits was one that I could continue. I thought his question was a really good one. He wasn't curious how it did it, but rather if I could sustain it.

Not improve upon it.

Not make it better.

Not lose 2 more.

Sustain it.

Sustain: What an interesting word! Not one that gets too much focus in the world of leadership development. We are always looking to say, "Can you improve? Can you give me a little more? Can you do just a little better? There might be one more promotion out there, if you do this one more thing!"

Dr. Scelfo didn't ask that. He is a really smart dude. He knows that before I can commit to giving him one or two more pounds, the real question is can I keep it up. Can I stay where I am long enough to learn new habits? Learning new habits becomes one of the key elements to sustainability.

What does it mean to sustain?

I was so intrigued by this question. I had to go back to my car and look up the word in the dictionary. I thought I knew what sustain meant and one of the definitions provided was pretty close to my thinking: “To keep going an action or process."

Although, that's not what caught my eye. What was fascinating to me was one of the other definitions given: “To undergo, experience, or suffer (injury, loss, etc;) endure without giving way or yielding.”

To sustain means to recognize that you have undergone a process, had an experience and even suffered and you are enduring without going back to your old ways.

Celebrate Observable Change In Behavior

Personally, I don’t know if there is anything more rewarding than when I observe a client making a change.

I recall a client several years back who, unbeknownst to himself, would interrupt people and finish their sentences for them.  I remember like it was yesterday sitting with him, being in the conversation, and having him cut me off mid-sentence. As he would do it, I would stop him in his tracks and say, "There, you did it again."

In our coaching, he really worked hard on increasing his impulse control and at the same time decreasing his need to feel heard. 

Not easy work. In fact, it's really hard work.

When I did a mini-360 check-in with some of his key relationships they were surprised at the dramatic change he had made. The question the president of the affiliate had for me was, “So coach, do you think he can sustain the change?”

In our coaching, let’s not ever fool ourselves into thinking that just because we are seeing some behavior change, that we are seeing a new habit.

How Coaches Can Help Finish Change

There are times where a coaching relationship just ends too soon or for internal coaches, the behavior change happens and then we move on to whatever is next. All of this in the context of the person has “moved” to a new change behavior.  The question we all have to ask ourselves is have they made the change? Have they obtained sustainability?

Think about a change that you want to make or one you've tried to make. What would your life look like if you made that change? Are the habits for that change sustainable, something you can live with long term?

Focus Here to Reduce Your Stress Today

The past two days were really busy for me, but they were not necessarily stressful. 

Have you ever noticed that when you ask someone how they are doing, a common response is “really busy..." and these words are usually followed by a heavy sigh, an eye-roll, and a shrug of the shoulders.

Being busy carries some sort of identity for us. We can’t just “be” who we are, we have to “be” something in order to have identity.

We've decided that to be busy is to be stressed. And if busyness is stressful then this fills our identity, bringing some sort of value to who we are. I am amazed at the thinking on this. Just because we are busy and stressed we are somehow more valuable and have more self-worth.

A lie straight from the pit of Hell!!!

I completely disagree with these lies we tell ourselves:

Lie #1: I am busy so I have to be stressed.

Lie #2: I am busy and stressed so I must be bringing more value to my work.

Lie #3: I am busy and stressed and bringing more value so even though I am exhausted I have a higher feeling of self-worth.

When are we going to stop equating busyness and stress with self-worth?

My Point

I think you can be really busy and not be stressed out.

My good friend Dr. Tim Gardner is famous for saying, “What people know about stress is killing them.” Think about that for a minute. In the world of stress and stress management, there is not much new information that has come around over the last 20 years or so. You know everything you need to know about stress and how to manage it and yet you choose it anyway.

I am not talking about temporary stress here like the tension felt in Game 5 of the National League Division Series between the World Champion Chicago Cubs and the Washington Nationals. A four and a half hour, nine-inning baseball game that had more ups and downs and tense moments for both teams.  While it that was a really tense 4 and a half hours, that is not the kind of temporary tension I am writing about.

What Dr. Tim means is that most of us know we are going to be busy, and this busyness has the potential to be stressful, and if you let it be stressful it can have a detrimental effect on your overall health and well being.

The question I have for you today is: If you are busy can you choose not to be stressed?

Main Idea

Many of you know that for the past 20 years or so I have been involved in the emotional intelligence movement. Now when you teach something like emotional intelligence, I think folks watch to see if you are a theorist or a practitioner. A theorist knows what the main ideas are and can pass any exam they might take on a subject. A practitioner is someone who understands the theory and works hard to put it into practice.

One of the things we are really excited about in our organization is the certification work we are doing with the EQi 2.0.  The actual certification class is a 2-day virtual training that is filled with a lot of practical strategies for implementing the EQi 2.0 assessment.  It is exciting for us to work with professionals dedicated to the growth and development of others. We love the work and hearing the great things the participants have to say in training.

One of the competencies we work on is stress management. This idea of managing stress really has two components:

  1. What to do in a particularly stressful moment?

  2. How do you manage stress so you lessen its overall effect?

It is this second strategy I want you to think about today.

Management is by definition a planning and organizing function. So if you know you are going to be busy, then how can you plan and organize your life so that the busyness is not stressful?

We often talk about how to deal with stress after the fact, but what if we were more observant of stress before it began? Here are 3 keywords to a proactive stress plan. These words may sound familiar, but pay attention to their definitions. Putting a word to feelings you might not associate with stress can make all the difference when it comes to preparing to overcome our obstacles by helping us create clearer goals. While you're reading, see if any of these definitions relate to your relationship with stress in ways you may not have been able to put words to before. 

   3 Strategies To Change Your L      

FLEXIBILITY: The ability to adapt to change effectively. Any change in life is going to bring emotion. How flexible are you with these feelings? This is a different question than "are you able to take the needed action in a crisis?" Instead, flexibility asks if you are able to flex and choose a different emotional response when you are faced with obstacles. If not, ask yourself: can you put strategies in place to do so? Do you have the flexibility to overpower your emotion and choose a different one, or are you subject to the emotion?

Tolerance: How much can I hold until I break? Tolerance equates with strength. Think of metal: There is a certain amount of weight it holds until it will break. You are the same. There is a level of stress you can hold until you will break. Tolerance measures where that level is for you. This sounds abstract, but it is not. Make a list of all the stressors you are juggling. Can you cross one off or delegate some of that stress? 

Optimism: To be optimistic is not to be a shiny happy person who refuses to see harsh realities, but to be resilient. Optimistic people know that it is not a matter of if something will go wrong, but when and are prepared to respond with resilience. It is a constructive response to setbacks. This is where self-talk comes into play: How you talk to yourself when things don't go your way? Are you able to say "This setback happened, but I am still myself apart from this situation and will move on," or do you equate the even with your personality, saying things like, "This is who I am, this sort of thing always happens to me." To be optimistic is to perceive reality properly by not using words like "always" and "never," and to instead to see the situation as what it was, and be ready to separate it from your future self. 

Are you going through the motions without examining your stress management? Use these 3 words this week to help you evaluate yourself in these areas, and open up a dialogue with yourself. Ask yourself difficult questions about how much you can really take on, what you are allowing to define your worth, and whether or not you are a slave to your emotions. 

Am I Unintentionally and Purposefully Rejecting You?

Does it ever feel like you are a second or third option when you are talking with other people?

I had an experience last week in which I felt both rejected and reflective at the same time. What I encountered from the other person was both unintentional and purposeful at the same time. These mixed feelings put me in a state of self-reflection that really made me stop dead in my tracks and think, I hope I never leave people feeling the way I am feeling right now.

Spoiler Alert: There is a short relationship quiz at the end of this post if you like that sort of thing!

Here is the story

I walked into a meeting room a bit early for the meeting and made eye contact with Mr. X (obvious name change insertion) who walked over to me with his hand extended. I gave his hand a firm shake, maintaining eye contact and leaning in a little, just like my dad taught me. So far so good. We settled into our chairs and he asked me a socially acceptable personal question, again, so far so good.

Then it happened. That devastating and traumatizing event occurred at the hand of Mr X, the hand I just had shaken about 3 seconds ago, reached into the breast pocket of his shirt and grabbed his cell phone.

And while I was trying to explain to him “how I was doing that day," with his non-shaking hand he started opening apps on his phone. Now check this out: He was nodding his head like he was listening to me while at the same time making eye contact only with his phone.

What's a Leader To Do?

Now I know that relationships can be tricky. Please hear me, I am not asking to be the center of anyone's universe other than my own, but am I off base here? I felt completely isolated and alone in a conversation with a guy I really enjoy being with.

If I were to stop and ask him if his intention in that moment was to cause me harm, or ill-will, or even to feel like a puppy at a shelter who just can’t get picked to go home with a family, I know he would have told me I was crazy and that I was completely misreading what happened.

I even went and asked a really good friend and an executive coach his opinion of what happened to me because I was thinking, how could such a cool guy unintentionally reject me like that on purpose? 

So I think what is going on here is not only indicative of the times we live in but the balance we as leaders need to be aware of.

Look, I don’t for one minute think that Mr. X intentionally meant to make me feel like a second or third option in his life at that moment. I know he didn’t mean it. I know if I made him aware of it in the moment he would say to me, “sorry man, I had this one thing I needed to….” and he would have put his phone back in his pocket. But it isn’t his intention that caused my feeling of rejection. It might have been unintentional but he did what he did on purpose.

It was the impact that his purposeful behavior had on me that was so uncomfortable. He prioritized that “one thing,” whatever it was, over me in the moment. And BAM the feeling of rejection came over me like when I didn’t get picked to play on the all-star team in little league.

Your Team

Communities and teams are built on the backs of interpersonal relationships. The stronger these relationships are between people, the better the team develops trusts and the better the performance.

While I am sure you have all had experiences like I did with Mr X, certainly one interaction does not define a relationship. I think the bigger point here is good working relationships need to have components like empathy and mutual satisfaction along with a good balance between the tasks that need doing. 

As I thought about these components and a few others, I thought of three different types of relationships that I have observed in organizations. There is the Rapport Builder, the Alliance Crafter, and the Social Dissenter.

Using the descriptions below, think about a member of your team and the types of relationships they seem to have. Then click the button at the bottom of this post and take our little 5 question quiz with that person in mind and see which of the three relational types your team member falls into. It is fun, I know we had some fun putting it together. I hope you enjoy it and that it might give you some language to have development discussions with different people on your team. Here is a thought, why not take the quiz yourself, and have the person you are thinking about take it and see if you come up with the same conclusion?

3 Relational Types

Rapport Builder - People are great and a priority. Relationships tend to have three stellar attributes. First is that rapport builders have a way to connect emotionally so that there is a full mutual attention. They can read the emotion of the other person and can mirror that emotion causing the other person to feel calm and safe. Second, after you leave the rapport builder you have a genuinely good feeling about what just happened. Finally, when you are with a rapport builder you feel like the relationship is headed somewhere. There is a huge sense of satisfaction and accomplishment even with small talk. These folks add life and energy to a room.

Alliance Crafter - There are times when relationships take priority and there are times when the job just needs doing. For these folks, the balance can be a bit hard to find. They know and understand the importance of relationships but it seems to be for the purpose of the task getting done rather than for the sake of the relationship. These people do not have a hard time building networks and see the value in having relationships in a community, but the purpose usually is not for meeting and enjoying others as much as it is accomplishing a goal. Once the goal is complete they often struggle with what to do with the relationship

Social Dissenter - A quote I heard recently said, "Don't make people a priority who only make you an option". These social dissenters are folks who just can’t seem to find the value that other people or relationships bring. It is not that they are shy, or even introverted. Social dissenters go beyond this and just don’t seem to care for, or about, anyone other than themselves. There is little to no satisfaction from being in a relationship with social dissenters. They are task masters and policy hounds. Not task or policy for the sake of others or relationships but tasks and policy for the sake of the rule. These folks suck energy from a room and others usually can’t wait until an interaction is over.

What is Your Change Style?

Stop and think for a minute. No really, slow down…take a deep breath...and think for an entire minute on this question:

As a leader, what is the single most important thing you are trying to change in your organization?

Okay. Do you have that ONE thing in mind? Now write it down.

In my work as an organizational consultant and executive coach I often work with leaders who have several things they are trying to change at the same time. They are trying to make their organization more efficient, more focused, to think in a new or different way.

It would be fairly easy to lead if you only had to make one change at a time, and you could do this in a linear and synchronous fashion. No one I know in leadership has this luxury. Change is all around you, coming at you from every side:

  • Budgets change

  • People change

  • Expectations change

  • Visions change

  • Customers change

  • Products change

  • Regulations change

  • Bosses’ minds change

And often all these types of change happen at the same time. Sometimes you are in complete control of these changes, and other times you feel like you are in more of a reactionary position.

No matter the type or the position you find yourself in, as a leader one thing is clear: Part of your calling is change! No one these days is interested in people who can lead the status quo.

Style Preferences

One of the things I have been thinking more about over the past several months is not necessarily the types of changes or even my level of control, but more so about how my team members and customers approach change. In our organization we have a lot of change going on:

  • We have added 2 new team members.

  • We are launching a new website the first week of April

  • We have taken on more organizational consulting projects (mostly team culture work)

  • We have added a new Stress Management course to our teaching repertoire.

  • We are doing executive coaching in new industries and with new clients.

Change is everywhere!

But I have been trying to focus less on the “what” that is changing and more on the “how” each person on my team responds to change.

Let’s face it. Some of you are change junkies. Change gives your brains a huge dopamine rush and you get an overwhelmingly positive feeling when things are changing. Some of you like to move so fast that you end up getting several steps ahead of everyone else and you are forced to slow down or lose others completely. Others of you realize change is eminent, but have more of a slow-and-steady-wins-the-race-approach.

Experts on change agree that while there is no “one-style-fits-all," each of us has an approach or style that we are more comfortable with when it comes to change.

Changes Style Indicator

A new tool that I have been using to better understand the change styles of the folks on my team is the Change Style Indicator. This is a simple and easy-to-use assessment that gives people a glimpse into their style preferences when they are faced with change. The assessment takes less than 10 minutes to complete, then you are scored on a change style continuum of three styles that represent distinct approaches when responding to change. The continuum ranges from Conserver Style to an Originator Style, with a Pragmatists Style occupying the middle range of the continuum.

I have found that working with my team in light of this assessment has really helped us to manage all the change we are facing in a more productive way. While this tool does not give any indication of whether or not we are good at change, or even if our styles are effective for the type of changes we are facing, what it does for me as a leader is:

  • Allows me to approach everyone on my team as an individual in the ways THEY like to approach change.

  • Get a much better feel for the underlying emotion and anxieties associated with the change.

  • Better understand some of the natural conflicts that arise between team members based on the changes they are facing.

  • Get better at responding, helping to enhance collaboration and even encourage the team to innovate.

But hey, don’t just take my word for it. I asked Michelle, who is new to my team, to answer a few questions on her perspective on the Change Style Indicator.

Michelle, how easy was this assessment to take and how long did it take you to complete it? The Change Style Indicator assessment was simple to take and only took me about 15 minutes, including the time to read the instructions. The questions are straightforward and ask you for the response that immediately comes to mind. There are no "right" or "wrong" answers, you are just asked to be candid in your responses.

What is one thing that you learned about yourself from the assessment that you didn’t already know? I have utilized several personality and communication style assessments, but I've never taken one directly related to dealing with change. I enjoyed reading the detailed results report, which indicated I am a "Pragmatist" with a "Conserver" orientation. This means that I prefer the kind of change that happens for practical reasons, and I want to make sure any change is a group effort, keeping in mind what is best for the team.

How do you see using this assessment as you Influence others on our team? The results report provided a useful outline of my strengths and weaknesses when dealing with change. This is a helpful for my work in the future as it gives me tools to explain to other team members how I can best contribute to change within our organization. If everyone on my team utilizes the Change Style Indicator, it can help us when planning our work so the assignments and expectations are tailored to suit the strengths and weaknesses of each team member.

What advice would you give to someone who wanted to be more influential as a leader in their organization? Self-awareness is an essential skill for any leader. When working with a team, you not only have to understand yourself, but also be able to adapt your style when necessary to get the best results with your group. The Change Style Indicator is a useful key to self-awareness in managing organizational change.

I want you to go back to that change that you wrote down initially. Now think about all the people on your team who are affected by that change. Try Giving Less of This to Improve Team Performance

Maybe it is the Christmas season? Maybe it is the end of the year? Maybe folks I communicate with are just feeling burned out? Whatever the reason, I sure have noticed a lot of people this year saying things like:

“Let's take that up next year, I just don’t have any more capacity this year.”

“Our people are really feeling stressed with everything going on right now.”

“There are just a lot of priorities on people's plates at this point in time.”

“I am feeling a little under-valued with everything going on right now, there just is not a lot of recognition for the simple things, like no one says thank you anymore.”

I am not sure how the people under your leadership are feeling right now as you read this, but are you? Are they feeling:

  • Overwhelmed?

  • Under-appreciated?

  • Stressed (for whatever reason)?

New Term/Old Concept

A relatively new area to hit the leadership literature is the concept of job crafting. In addition to top-down, hierarchical job expectations, many organizations are leaning more on the individual worker to “craft” their job by changing everything from the tasks they accomplish to mapping the important relationships they need to accomplish the goals they need to meet to be successful. This idea of “job crafting” actually has been cited in leadership studies as being aspirational, motivational, and allowing the individual to self-actualize and find meaning and purpose in work.

Job crafting has been cited as increasing work productivity, employee engagement, effective problem solving, and overall employee performance.

Before I even knew it was called “job crafting” I always thought of it as “just do what you need to do to get the job done." Be responsible. Be accountable. The folks at Nike would say, “just do it.”

The Research

An article in the most recent publication of The Leadership Quarterly (the Bible of Leadership Studies) by Elizabeth Solberg and Sut Wong took on the question of what employees perceived as their ability to craft their job in the context of work overload.

In English: If I have work overload, do I feel I can do what I need to do to get my job done?

Turns out, job crafting is often classified as a proactive behavior and reflects traits such as self-initiation to bring about any needed change. However, it also turns out that job crafting is not necessarily anticipative. Most scholars view job crafting as a behavioral response to one's current work situation. Rather than being future oriented and strategic about what work we have, most of us will just react to the load we currently face. It really is the “tyranny of the moment” that is a key factor in our ability to be able to craft the job into what we need it to be.

The Findings

There are two really important points that come out of this study as it relates to job demand and role crafting. When employees are feeling the overload of work, their perception of the chances for a positive resolution and their leader’s need for structure are two very important factors.

As always in leadership studies, there is more than one variable that must be considered. When studying the leader it usually goes without saying that studying the follower is critical. When thinking about employee performance and work overload, the literature will support this idea.

The Employee

If your organization is going to face work overload from time to time it is a good idea to ensure you have people on your team who can both adapt to and initiate change. It turns out that proactivity in times of work overload requires both adapting to and initiating change that is needed to relieve the work overload.

The follower does have to have some skill or trait in their overall ability to be able to manage change. There is an accountability and expectation that rests on the shoulder of the follower that when work overload is occurring they can cope with it, manage it, and change what needs to be changed.

Point taken. Followers need to be accountable.

The Leader

Turns out that follower accountability is only half of the story. The other half of the story is how much control the leader exudes.

According to Dragoni and Kuenzi (2012), leaders engage in leadership behavior consistent with their own goal orientations, producing a work climate that influences their employees to adopt aligned goal perceptions. The research by Solberg and Wong shows that the more controlling the leader is, the less willing the follower will be to exhibit autonomy and make changes that are needed to alleviate work overload.

The Lesson

If folks in your organization are overworked and feeling stressed, maybe it isn’t the holidays to blame. Maybe it isn’t all of the end of the year tasks. Perhaps it is your need to control as a leader. If our need for structure across all time and circumstance is consistent, then in times of heavy workload, your workload is going to increase even more. Why? Because in order to get things right, the followers are going to need you to think for them. If as leaders we want to feel less stress or have more time to think and create, then perhaps letting go of control might be just the gift to give yourself and those on your team this holiday season.

My Public Declaration

Earlier this week I was feeling a bit stuck. I felt like there was something I wanted to articulate this week, but I was having a really hard time pulling it together. It felt like I was procrastinating. I had something that I needed to get done and I knew I needed to work on it, but it just wasn’t coming to me.

As I described the situation to my friend Joanne she said, “Are you sure you are procrastinating? Could it be that you are incubating?”

Now there was an interesting idea and perspective!

Joanne’s thought was that I had an idea that was just stewing around in my head but it wasn’t quite ready to come out yet. She suggested that I try a gratitude journal to see if that would help me break through.

Top Ten Things I Am Thankful For In this Season of Life

  • I had an amazing week this week!

    • On Saturday I spent the day facilitating a training with 50 leaders who examined their own emotional intelligence.

    • Monday I spent time with some amazing coaching clients.

    • Tuesday I facilitated a new workshop we are doing called “What You Know About Stress Is Killing You.”

    • Wednesday and Thursday I worked with some amazing young leaders, helping them process an emotional intelligence 360.

    • Friday I spent the day with my wife, Kim.

    • Saturday Kim and I ran in the Everglades Half Marathon.

    • Sunday we had an amazing day of worship at Grace River Church.

    • A body that allows me to still run and exercise.

    • Spending time in the morning with God.

    • Writing this blog.

    • A home without discord.

    • Kids who call me during the week to check in.

    • The picture I got from my Granddaughter this week that was drawn just for me.

    • Airplanes so I can work with cool people and see my boys & their families in Columbus and my daughter and her husband in Madrid.

    • My Team: Brandi, Gretchen, Amy, Rick, Tom, Joanne, & Tim.

    • My beautiful wife who is the most amazing, faithful woman I know.

What Gratitude Did for Me

After I finished my list, which took me less than 5 minutes to do and just flowed off the end of my pen, I had an amazing insight.

What had been incubating in my head were the great relationships I have! My family, my clients, my team, and all of you who take the time to read these words.

I am so thankful for all of you. It is you who make my life joyous and complete.

What Is Your One Thing to Change?

My family loves to play games, and we have found a new one that everyone can play called Ticket to Ride. Ticket to Ride is a fast pasted game where you try to connect cities by building railroad routes. What I love about the game is its underlying premise. When it is your turn, you can do one thing and one thing only. You can:

  • Draw train cards

  • Draw route cards

  • Lay down trains

  • Discard route cards

The winner is the one who has a firm strategy to connect their cities with train routes, then implements this strategy by doing the best “next one thing." The ultimate goal is to gain the most number of points by completing route cards and trying to get a bonus for being the player with the longest train.

Sometimes it is in your best interest to draw train cards and sometimes you find yourself wondering if you should “waste” a turn by discarding a route card, which will count against your point total if you do not complete the route.

I receive no commercial endorsement from the publishers of the game, but if you are looking to build some family time this is an excellent game to do it, as long as the kids can tell colors and read cities they can probably play. (I will leave it up to your family culture as to what level of competition the game should take with young kids).

Application to Leadership

I love the idea of thinking about leadership as a game. Games change all the time. Different players have different strategies that constantly have an impact on your strategy and implementation.

With games in mind, I really like the Ticket to Ride approach of focusing on the "one thing" you will do that will make the most impact and be the most strategic that moment. What would be that one thing, one move, or one change? Let me give you an example of what I mean by telling you Bobbie's story.

Bobbie was a participant in a recent Emotional Intelligence 360 training program I facilitated.

In this program, Bobbie received feedback from

  • Her manager

  • 4 of her peers

  • 3 of her direct reports

  • 4 vendor partners she works with on a regular basis

  • 4 family members

Bobbie's feedback was centered around the Bar-On EQi 2.0, which is a trait assessment of emotional intelligence with 5 structured domains, each with three sub-competencies. (Domain: Sub-Competency)

  1. Self-Perception: Self-Regard, Self-Actualization, Emotional Self-Awareness

  2. Self-Expression: Emotional Expression, Assertiveness, Independence

  3. Interpersonal: Interpersonal Relationships, Empathy, Social Responsibility

  4. Decision Making: Impulse Control, Reality Testing, Problem-Solving

  5. Stress Management: Optimism, Stress Tolerance, Flexibility

Here are the major takeaways from Bobbie's assessment:

  • Her strength was her interpersonal relationships and the level of empathy she shows.

  • She rated her level of self-regard much lower than her manager or her peers did.

  • The rating she gave herself showed that her self-regard was much higher than her assertiveness.

  • Everyone, including herself and her family, rated optimism as her lowest competency.

  • Her level of stress tolerance was significantly below where most leaders are, which is putting her at risk for derailing as a leader.

What To Do

Like most people who get any kind of 360 feedback, a feeling of being overwhelmed quickly came over Bobbie. In our one on one debrief of her assessment, she lamented what most do when trying to digest 360 feedback, “I don’t even know where to begin!"

This is a very common feeling when a leader is faced with feedback. Many times this feedback can be paralyzing, and not knowing what to change the leader will just “freeze” on the development and default to doing what they always do.

I said to Bobbie, who was pouring over the pages in her report trying to make sense of it all, “Let's put the report aside for a moment. Take a deep breath….and another one…and another one...let's just breathe for a minute and relax our minds."

As we did this, a sense of calm came over the room. Bobbie relaxed. (I even relaxed!)

I then asked her, “From all the feedback you received, what is the one thing your heart is telling you that needs to change?"

Why the Question

This becomes the fundamental question for leaders who get feedback and want to develop. What is your next step? What skill do you need to enhance or develop or initiate? How do you need to balance Emotional Intelligence competencies like self-regard and assertiveness?

Finding the one thing out of the myriad of options can bring a settling calm and a real peace about being able to achieve the objective.

In their book on change, It Starts With One, Black and Gregersen make the case that the individual must SEE the change before the change can ever happen.

Way too many people who get feedback never process what the feedback is saying or take the time to SEE it. They move right into action and never really embrace the change.

Do you know what your “one thing” is to move on in your leader development plan?

How to Eliminate the “F” Word From Your Leadership

I don’t often find myself with a lot of time to watch television, but when I do here is the ritual I go through:

  1. Sit in my comfortable easy chair.

  2. Turn television on.

  3. Press “Guide” button on my Direct TV remote.

  4. Punch in the numbers 247, which is TBS.

All of this to see if my favorite show of all time is playing, The Big Bang Theory!

I have fallen in love with The Big Bang Theory. If you don’t know the story line, the characters are all really smart Ph.D types (except Howard, his educational pedigree is that of a lowly astronaut engineer type), whose relationships are all tested primarily by Sheldon Cooper’s regimented and deeply eccentric personality. Sheldon, along with his best friend and roommate, Leonard Hofstadter (for whom there is a written roommate agreement), may be able to easily explain complex issues in physics like quantum string theory, however, basic social situations (especially when it comes to women) confound and elude them.

Smart Vs. Wise

The Big Bang Theory constantly reminds me that an individual may be smart, but that doesn't always mean they are wise.

I don’t often foray into the political arena in this blog. However, as I watch the political scene unfold in the US, I cannot help but reflect on the fact that the candidates keep trying to portray their level of intelligence. What we need in this country is wisdom along with intellect.

Donald Trump, who claims to have huge intellect (which should be questioned, because wealth is not an indicator of how intelligent someone is), cannot seem to get out of his own way in the legal case involving Trump University.

As a graduate of Yale Law School, I have a hard time questioning Hilary Clinton’s intellect. Although, similar criticism can be given to Clinton in the handling of her private email server. I am sorry, Mrs. Clinton, but the “not knowing” defense as Secretary of State of the United States of America is unfathomable.

When smart people make such huge public blunders, what is actually happening?

Dr. Richard Sternberg draws the conclusion his book A Handbook of Wisdom, that the opposite of smart is stupid, and the opposite of wisdom is foolishness.

The question we often ask of leaders who knew better than to act the way they did is, “How could such a smart person be so stupid?” This question really doesn’t capture the essence of the action.

Donald, how could you be so stupid to ignite racial tension to protect your personal brand?

Hilary, how could you be so stupid to blatantly ignore rules and laws you had working knowledge of?

But according to Dr. Sternberg’s assessment, the candidates are not stupid, they've acted foolishly.

Foolish acts by smart people are not because they lack intellect. The problem with the foolishness has little to do with their cerebral processing, but more to do with deeper issues of character.

While it is easy to get lost in the fictional story of television or the laissez-faire attitude of the American politician, the fact is, we observe really smart people doing really foolish things all the time.

Defining Foolishness

If as a leader you are going to remove the “F” word, then knowing what foolishness looks like might be of value. The leadership literature (thanks to Dr. Sternberg) has identified five different dimensions of foolishness:

  • What-me-worry? (unrealistic optimism) - I am so smart and/or powerful it is pointless to worry about outcomes.

  • Egocentrism - The interests of the leader are the only ones that are relevant.

  • Omniscience - Thinking the leader knows or has access to perfect knowledge.

  • Omnipotence - Over-extension of granted power by followers.

  • Invulnerability - Complete protection from error or mistake.

If we go back to our candidates for President and examine their actions in light of a foolishness metric, what do you think? Perhaps Mr. Trump suffers from Unrealistic Optimism and Egocentrism, while Mrs. Clinton from Omnipotence and Invulnerability. It would be a totally different campaign if these two candidates recognized these behaviors in themselves and focused on changing them.

Taking the “F” Word Out of Your Leadership

Foolishness is something to be guarded against by all leaders. It has been suggested that the reason leaders commit foolish acts is rooted in how humans see reality. For this, we must examine a couple of different models for how we, as humans, process reality.

True is True and False is False: Some leaders have an ability when they hear true information, the information is accepted as such, and when false information is heard, it is rejected. In this model, the mind of the leader acts in a linear fashion to establish true from false or rational from irrational.

An Extra Step: Another view is that our minds are actually in a state to automatically accept what we hear as true. Yet there is an extra step involved to reject something as not true.

This process of rejection literally takes more energy from us than automatic rejection. It is argued by Dan Gilbert that people may indeed hear something that is untrue or irrational and have the capacity to reject it, but fail to take the actual step of rejecting the untruth.

We have all experienced this, especially when we are emotionally vulnerable, or even physically or mentally exhausted. We know something isn’t true, but we just don’t have the energy to debate it (anyone ever raised a teenager?).

Taking the "F" Word Out of Your Followership

What about the American public? Why do we constantly let our politicians get away with such behaviors? How about we stop blaming the “liberal press” or “Fox News” and put the foolishness meter on ourselves!? Perhaps it is time to stop aligning with individual parties and to start examining the character of the leaders we are electing. Perhaps we need to remove the “F”word from our followership as well. Perhaps we need to put a little more energy into the process, rather than shake our heads and tell ourselves we don’t have enough energy to even think about it.

7 Strategies for Eating Healthy on the Road

Many of my clients struggle with making healthy choices on the road.  I have a client who entertains customers at dinner several nights a week.  As a part of our counseling, he asked me to go with him to dinner to teach him to make healthy choices at a steakhouse.  What I discovered was that he was making fairly healthy choices but his portions were way out of line.  He started the meal with a large shrimp cocktail, followed by a Caprese salad, a 12-ounce rib eye steak with a loaded baked potato, red wine, and dessert.   None of these were horrible choices, but the overall combined meal exceeded 3000 calories – way more than he needed for the entire day!  For our meal together, I made the following suggestions:  small shrimp cocktail, house salad with dressing on the side, 6 oz. petite filet, steamed vegetables, one glass of red wine, a decaf cappuccino for dessert.  With just a few small changes, he was enjoying a delicious, well-balanced dinner at the same restaurant for less than 700 calories!  To remind him to order wisely, I asked him to repeat to himself as he made his selection from the menu, “the only meal I need to get right is this one, I am only one meal away from success!”

Here are 7 tried and true strategies to help you maneuver the challenges of making healthy food choices on the road:

  1. Drink water. The goal is ½ your body weight in ounces. If you weigh 150 pounds, you should aim for about 75 ounces of water a day. This will serve two purposes – it will keep you feeling fuller and it will prevent you from thinking you are hungry when really you are just thirsty!

  2. Stick to your normal eating schedule. If you eat breakfast at 7:00 every day at home, then try to stick with that time on the road. Traveling is not an excuse to miss meals and snacks. The goal is to eat about every 3 hours to stay energized for your day. Be sure to pack or purchase healthy foods (think apples, carrots, nuts, jerky) to prevent hunger and maximize productivity.

  3. Keep it real! Avoid processed and fast foods that are laden with fat, sugar, salt and a list of chemicals your body doesn’t need and doesn’t know how to process! When faced with making difficult choices on the road, look at the menu to determine which choices are made up of primarily vegetables and lean protein without a lot of high-fat sauces and toppings.

  4. Limit or Avoid Alcohol. Alcoholic beverages can be a huge calorie trap! A couple of tips to remember; make lower calorie choices such as a low-calorie mixer, beer, or wine and when consuming alcohol, have one drink followed by one very big glass of water before deciding to have another.

  5. Protein is Your Friend! Eating protein stabilizes your blood sugar and keeps you feeling satisfied. Carbohydrates are digested quickly and leave you feeling hungry again very quickly. If you will make it a habit to eat lean protein every 3 hours throughout your day, you will be much less likely to overindulge in the evening.

  6. Eat Breakfast. Start your day right with a healthy, protein-rich breakfast. This will prevent making bad choices midmorning when you are starving!

  7. Free isn’t FREE! Conventions and events are notorious for providing piles of decadent foods for meals and snacks. It is tempting to load up to keep yourself entertained and awake during meetings, then have some extra to take back to your room for an evening snack. This spells trouble for your waistline!

How You Can Win in the Role You're In

[callout]This week I am happy to share this blog space with Gretchen Holcomb. Gretchen is spending a few months fine-tuning some things in our organization before going off to Spain for a year to teach English as a second language. I am excited for her to share with you about her last two months working with our team and learning our organization's culture.[/callout] I love to travel and have been blessed with opportunities to spend time in multiple countries around the world.

In just the last few years, I've enjoyed curry cuisines in India and exploring historical cathedrals throughout Germany and Switzerland. One of the reasons that I travel so often is because I enjoy learning about other cultures. I've experienced different cultures in each country, all unique due to their location, language, history, agriculture, and so much more.

Being so passionate about travel, imagine my excitement when Scott shared with our team that he wanted to discuss the topic of culture on the blog this month! Yet after reading last week's blog, I began to think about how there are many more layers to culture than merely those we generally categorize by country or state. We each belong to overarching cultures, yet we also fit into subcultures that make up who we are and what we believe. These subcultures may be determined by your religion, gender, generation, upbringing, etc., all of which have influenced your behaviors and values.

As our team engaged in conversation about the cultures of organizations, I reflected on my first team meeting with Livingston Consulting Group and the organizational tension "culture shock" that I experienced.

You see, it was a very productive meeting where each team member shared what they were working on, brainstormed collectively what to do moving forward, and each identified our action steps for a project. As the meeting was wrapping up, my mind had already shifted gears towards what I needed to work on and how I would do that. Yet instead of just ending the meeting with assigned tasks to each member, Scott asked each of us to share one thing we learned from the meeting. I was not prepared and felt uncomfortable by what he asked us to do. I simply wasn't adapted to the organization's culture that was deeply invested in the development of the individuals on the team. Talk about a team that practices what they preach!

To overcome this cultural difference that I felt, I did a self-assessment of my emotions that Scott talked me through. Here are some questions I answered for this assessment:

What do I know about myself and my values?

Personally, I am very task oriented and focused. I value punctuality and deadlines for projects as a way to be organized and efficient. I feel that I am at my best and most productive when I complete several tasks and quality projects in a certain time frame.

What do I already know about the culture of my organization?

Each time our team meets, we spend some time sharing our thoughts, ideas, and opinions that may not necessarily be related to our projects and daily tasks. Although LCG appreciates work completion and meeting deadlines, our organization cares about the well-being and development of its employees and clients. There is an overarching vision of working on yourself and your emotional intelligence to be the best you can be.

What can I appreciate about the new culture I find myself in? How will it help me grow?

LCG recognizes work will always be there and will always get done, but the effectiveness and passion behind it is largely dependent upon our attitude and approach toward it. Spending time to reflect on what I'm learning and invest in my development will help me not only improve in my current role, but also position me to take on more leadership responsibilities in the future.

How can I use my strengths and skills to help me adapt to this new culture?

Since I am task oriented, I've challenged myself to write in a journal as a weekly assignment. This allows me to personally spend some focused time of reflection on my development. Sometimes I use Scott's questions as a writing prompt, or write a reflection based on our projects just like this blog post. This practice has helped me feel more comfortable when we share in our meetings, and has even stretched my thought process while I work.

What Great Leaders Do When Bad Things Happen

It seemed like a complete disaster. It was a project that our team created, organized, and executed, yet the outcome we received was far from what we desired. Sound familiar? It should, as we’ve all experienced the feeling of failure at one point in our lives. Whether in the workplace, in a sporting event, or other moments in our daily life, this failure can cause many different emotions such as frustration, disappointment, and most of all, fear.

In his new book Originals: How Non-Conformists Move The World, Adam Grant (Wharton’s four-time teacher of the year) gives some practical advice when we face fear. Instead of letting fear drift into anxiety or dread, reframe it into excitement. For example, in a study of people who fear public speaking (listed as one of the biggest fears people experience), the participants were divided into two groups. One group was given these three words: “I am calm." The other group was given three different words: “I am excited."

Which group performed their speeches better?

This one-word difference caused listeners of the talks to rate the “I am excited” group as 17% more persuasive and 15% more confident than the “I am calm” group.

Turning your fear into excitement can energize you to act. If you remain to calm for too long, there is a potential for negative self-talk and anxiety to set in. My hypothesis here is that the old advice of “remain calm” when you are in fear is really, "lower your anxiety and get moving." To remain calm for too long can cause paralysis in times of tension and complexity.

When you face times of tension, stress, and fear, how do you react?

We developed the CHECK list that we wrote about last week to give you a tool that will help you move forward when you are experiencing situations that bring fear.

Consider the Situation

It can be difficult to look at your situation objectively, considering the result of the project didn’t meet your expectations. Ask yourself the following questions to help you reflect and move forward:

  • What went well?
  • What could be improved?
  • What needs to change or be omitted?

Hear from Others

Take it to your team and colleagues. Ask them the questions that you asked yourself above. Create a space that allows them to speak into the situation and feel positive through a process of brainstorming the solutions. Including them will motivate them in moving forward. If your team is stuck, consider bringing a coach into the situation to offer a fresh perspective and facilitate conversations or the planning process.

Eliminate Negativity

It requires a full 360 shift perspective to begin to see failing as a learning opportunity instead of as failure. Ryan Babineaux and John Krumboltz talk about this feeling of failure in their book, Fail Fast, Fail Often: How Losing Can Help You Win. In their research, the authors found that people who are happy and successful spend less time planning and more time acting. Now, there is planning involved prior to action, but what these people do is act on their plan without emotional fear based baggage. These folks get out into their universe to try different things and learn from their mistakes. From their perspective, failing is learning, not failure.

Conduct a Plan

Once you've looked at the situation objectively and heard from others, you can go back to the drawing board and work out a plan for moving forward. As mentioned earlier, try not to dwell in the planning stage. Instead, implement action. Consider adding some check-ups throughout your plan to track the progress along the way. Include someone in these check-ups for accountability.

Keep Your Head Up

Believe in yourself and in your team. Let others see your positive attitude and resilient behavior focused on moving forward. They will follow your lead and look to you for support or motivation. Approach your project from a different angle than before to give it a fresh feel for you and your team.

Homework

Reflect on a project or situation that didn't go the way you planned. Write down what went well and what could have been done differently. Share these thoughts with a colleague or mentor and brainstorm a plan for improvement next time.
