A Surprising Thing About Coaching

Surprise is an interesting emotion. Unlike disgust, which carries a negative theme, or happiness, which emotes a positive feeling.  Surprise is an emotion that can go either way, positive or negative, and can also shift from negative to positive in the blink of an eye.

Here is an example:

“Surprise, you are getting a raise!” Unexpected and positive. How fun!

“Surprise, we are downsizing and your services are no longer needed.” Unexpected and negative. Not so much fun.

I can even recall when my wife Kim told me we were going to have our third child around over 30 years ago… ”Surprise, I am pregnant!” I think those were her words. 

“Holy Crap!” This was unexpected and I had a feeling of fear, replaced in a nanosecond by a feeling of overwhelming joy. Then, “Really, that is amazing!” followed by an unexplainable feeling of love and closeness with my spouse.

Surprise has a way of intensifying our other emotions

According to Ingred Fatell Lee, author of the book Joyful: The Surprising Power Of Ordinary Things To Create Extraordinary Happiness, the element of surprise acts like a magnifying glass for joy by giving the tiny pleasure heightened significance.

Surprise is one of the six primary emotions identified by psychologist Paul Ekman and is necessary for a human because it can quickly divert our attention from one thing to another. Surprise is a kind of warning signal to say “Hey, pay attention to this new thing, that other thing you were concentrating on needs to be unprioritized, and this new thing needs some focus.”

Surprise ranges in intensity from amazement to a mild distraction.  

I Was Surprised

I once had a conversation with a friend who was trying to get a better idea of what my coaching business was all about. “Tell me what you do again?” he asked.

“In a nutshell, I help people get an idea of what their leadership looks like,” I told him.  “By using some assessments, and interviewing people they interact with, I give them a mosaic of what their leadership looks like. I then come alongside them and help them make any changes they see in their approach.”

“And they pay you for that?” He said to me, rather surprised!  “Sounds like you get paid to be people’s friend.”

Interestingly, I had just read an interesting and quite provocative article by Christopher Shelly titled “A Friend Officiated Our Wedding And Now My Husband’s Dead.” (Isn’t that title a bit surprising?) To save money this couple….

  • Hired a friend to officiate their wedding. It is a disaster, but they saved money.

  • Hired a friend to cater the reception. It is a disaster, but they saved money.

  • Hired a friend to fix the transmission in their car. It is a disaster but they saved money.

  • Hired a friend to do open heart surgery on her new husband….

I think you can see where this is going.

I once heard Dave Ramsey, the author of Total Money Makeover, say, “If you own a $200 car then you can afford to try and fix it yourself. If you own a $20,000 car then you probably should have a professional work on it.”

Like this, can you coach people in your own organization? Sure you can! And I would even argue that a culture of coaching in an organization is a very positive thing.  Don’t be surprised. When you need a professional, hire one. 

How to Have a Productive Feedback Conversation

An old colleague once called me when he was having some trouble getting someone on his team to accept the feedback he was giving:

“I keep telling her that she needs to build stronger relationships with others on the team. She is just so direct that nobody wants to work with her. She is technically the most skilled person on the team but she doesn’t realize that it is ok if others do things differently than she does. It is to the point that no one wants to work with her on anything anymore. One person told me that she probably needs to approach her work with the attitude that everyone is doing their best and that we all have good intentions. Sure she is really smart, but what good is that if no one wants to be around her?”

My friend then said to me that he would try in a roundabout way to give her a positive comment, then give her the critique, and then follow this with what a good person she is.

Ever been in a space like this? Where you are trying to give someone feedback but it is like you are talking to a wall? Or maybe the person seems open and friendly, but you cannot move the conversation past your relationship.  

Maybe you had someone try some technique on you like the “feedback sandwich” I explained above, where they build you up to tear you down and then try and save the day with some meaningless positivity that is more therapeutic for them than it is for you? “Ok, just stop,” I told my friend. “Let’s talk about productive feedback and how really to have a productive conversation.”

How to Have a Productive Feedback CONVERSATION

  1. Become biased for action

  2. Consider the relationship

  3. Appreciate what is possible

Now put these action steps in the proper order for the effective feedback you need. Did you find that you had an “aha” moment as you tried to figure out the order? Reflect on your thoughts for a moment.

Perhaps you find yourself saying that feedback is all about being biased for action. After all, the reason you are giving the person feedback is so that they can have the information they need to make the changes that others see are needed. You are not having a feedback conversation for your own health or just to hear yourself talk (although it could seem that way sometimes to some people).

According to James Flaherty who writes on effective coaching conversations, these three steps all need to happen if someone is going to change a behavior, but the order they happen in is critical. For example, if you do not have a firm enough foundational relationship, getting a person to act on feedback is futile. You could pay them all the compliments in the world, but when the criticism comes, they go immediately into a protective defensive posture.

From the list of those three things to consider for productive feedback, let’s consider the most important of these three, the relationship.

Consider the relationship

In order for any feedback to resonate with the receiver, the relationship with the provider of the feedback is critical. Good interpersonal relationships have some core elements to them which are often taken for granted.

  • First, they are mutual. This means that both parties derive satisfaction from being together. This relationship cannot be forced. Even if we do not get to choose who we have on our team or the boss we work for, we have to freely decide on our own will that we are going to be in the relationship.

  • Second, the reason the relationship exists is due to some foundational core commitments. The commitments we make to each other are critical because all relationships are going to have ambiguity and misunderstanding, and without solid core commitments, it is hard to maintain a relationship.

  • Third, the relationship must contain trust and compassion. For feedback to be absorbed by the receiver, trust must be present. For trust to flourish, compassion must be present. Having compassion means that you understand me and will not abandon me when I am down.

Never Work a Day in Your Life: Independence Day Edition

As a leader, I suspect there might be some things you need to experience that you already know of that will help you to feel as if you will “never work a day in your life”. In honor of Independence Day tomorrow, I thought I would share some of the things that have helped me stay energized after a conference, or maybe after taking some time off, as you might this weekend. These things help me feel like my work is that much more rewarding and enjoyable.

MY LIST

  1. Exercise.

    My wife and I have been known to exercise by either going for a long bike ride or doing Orange Theory workouts. There is something about my workout that gives me energy and life. I don’t always love doing it, but I realize that I don’t like how I feel when I am not exercising regularly more than I dislike the actual exercise. So, for me, exercise has become part of what I do for energy.

  2. Diet. 

    Small meals more frequently help me a lot. Also, no junk food. Mostly fruits, vegetables, fish, lean meats, and nuts. When I eat healthy I just feel better than when I eat a bunch of processed junk. I definitely also have more energy when I am consistent with my diet.

  3. Sleep.

    7-8 hours every night is ideal for the average person. I am a believer that this one might be more important than the first two on my list. Mathew Walker, in his book, Why We Sleep,  explains that we have work policies about smoking, substance abuse, ethical behavior, injury, safety, and disease prevention, but insufficient sleep, another harmful and potentially deadly factor, is commonly tolerated and even encouraged. Too many leaders, according to Walker, mistakenly believe that overworking someone equates to better task completion and productivity.

  4. Fun. 

    This study by Barbara Plester and Ann Hutchison explored the relationship between fun and workplace engagement, and what they found out was that workplace fun offered employees a refreshing break and created positive feelings for the people about their work. If it was fun, the employee was more likely to be engaged in the work or the “flow.”

  5. Sabbath.

    Many will see this word and immediately run from it as some kind of religious icon. I don’t see Sabbath that way. The origin of the word Sabbath likely comes from Abrahamic traditions and is associated with the biblical creation story where God creates the physical world we experience in 6 days, then on the 7th day, He is said to rest. Because of this story, some will reject the idea right away. Others will make it an idol and will worship the day and miss the point entirely.

    To me, the Sabbath is when I rest and live my life differently from how I live it the rest of the week. I set it apart and rest in it. For me, it may include worship and meditation. It may include a different form of exercise, or cooking a meal I wouldn’t normally cook. It is not a set of rules or do’s and don’ts but it is an idea that the day is different. I really like what Dallas Willard is quoted as saying, “If you don’t come apart for a while, you will come apart after a while.”  

I hope you enjoyed your Sabbath if you took one this 4th of July holiday. Have a safe and Happy Independence Day tomorrow. And, get some rest!

Having a Longer and More Successful Leadership Life

One of my clients had a profound impact when he told me:

"Scott I realized that I have to take care of myself. I am at my best when I am taking care of myself. I decided that I am going to do yoga when I get up in the morning, and I am going to exercise at noon. I am also going to be conscious of my diet and make good choices about what goes into my body."

When I probed for the reasons for the change, he continued,

"There has been a lot of negativity in my life recently, and I am not going to allow it to get me down any longer. I am going to choose to be the leader I want to be and not be a victim of circumstance."

Absolutely Profound.

According to the National Wellness Institute, wellness is "an active process through which people become aware of, and make choices toward, a more successful existence."

Four Things To Notice about Wellness:

  1. It is an active process. It is something you devote energy to making happen. It is intentional on your part as a leader.

  2. It starts with self-awareness. Are you aware of the moment when good or bad health choices present themselves?

  3. Wellness is a choice. You decide to be well in the moment, or you become a victim of your circumstance.

  4. There is an end game: A successful existence. This is your life, and you only get one. Why not make it the very best that it can be?

The National Wellness Institute describes six different dimensions for us to consider as we examine our own well-being:

  1. Emotional

  2. Occupational

  3. Physical

  4. Social

  5. Intellectual

  6. Spiritual

Let’s focus on your emotional well-being as a leader today.

The Story

One of my favorite authors is Martin Seligman. As a past president of the American Psychological Association, he has credibility from a research standpoint that is really meaningful to me. In addition, Martin is a gifted storyteller who can weave a story together and then bring home a point that has a real impact and causes me to pause and examine my own life.

One of my favorite stories that Martin tells us in his book Authentic Happiness. He details the stories of two of 180 nuns who are the subjects of an impactful and noteworthy study on longevity and happiness. If you want all the details, you really need to get the book, it is a great read. I learned that 90% of the most cheerful 25% of the nuns were alive at age 85 vs. only 34% of the least cheerful 25%. 54% of the most cheerful percent was alive at age 94, as opposed to only 11% of the least cheerful.

Studies of longevity are admittedly dicey and very complex from a pure science standpoint. Causality is extremely difficult to make a case for. However, one of the reasons this study is so impactful is that nuns lead a very similar life. They eat similar foods, they don’t smoke or drink alcohol, and they have similar routines. Sure there are some other differences that could account for the results:

  • Different levels of intellect

  • Different depths of spirituality

  • Different outlooks on the future

However, none of these criteria in the research made any difference. The thing that Seligman points out that made the most difference in the longevity of the nuns was the number of positive feelings expressed. If longevity is at least one measure of a successful existence, then the positive outlook you have on life matters!

Happiness and Emotional Intelligence

In the Emotional Intelligence training I do, one of the attributes we measure is that of happiness or well-being. In the model we use there are four factors that comprise well-being:

  1. Self-Regard: Believing in yourself and living according to your values.

  2. Self-Actualization: A willingness to learn and grow in accordance with your values.

  3. Interpersonal Relationships: Engaging in mutually satisfying relationships.

  4. Optimism: The ability to respond, recover, and claim a happy state from disappointments and setbacks in life

There are two important considerations as you evaluate your own level of well-being.

The first is that you display as many of the four attributes above as you can. Believe in yourself and live according to your values. Learn and grow in areas that really matter to you. Have friends and ensure that there is reciprocity. Realize that things are not always going to go your way. It isn’t if you are going to have a setback in life, it is when. What counts is how you respond.

The second is that you have a balance between these attributes. For example, you want to make sure that your self-regard is balanced with your interpersonal relationships. If you have a high level of self-regard and low levels of interpersonal relationships, you could come across as prideful and in it for yourself. If you have low levels of self-regard and high interpersonal relationships, then you could come across as needy and not so fun to be around.

So, as you think about the successful life you want to live as a leader, are you choosing to maximize and balance these 4 attributes of emotional health?

Rate yourself on a scale from 1 (low) to 10 (high) on each of the four attributes of well-being.

Are you maximizing each attribute? Are all four of the attributes in balance with each other?

As you reflect on these, what changes would you need to make to live a long and successful life?

Memorial Day 2023

Today is Memorial Day 2023. A memorial is an object which serves as a remembrance focusing us on something from our past, either personal or historical.

Oftentimes this object is physical, such as a flag, a piece of stone, or a shape like a cross or a star. The physical object serves as a trigger for us to stop, even if just for a moment, to remember. This object interrupts our thinking and causes us to momentarily think of something different.

Sometimes the object is a day. Like Memorial Day today, for instance. Where we pause from our regular flow of activity and do something different.

Memorials and reflections

Memorials take us out of our routine to reflect. If we just keep on doing what we have always done, then the memorial is not having much of an effect on us. Today, can we all slow down a bit and think? Maybe about something from our past. Maybe about an interaction we had with someone, how good it was. Or, if it was not so good, what could you have done differently to make it better?

I think this is the real challenge of memorials, exemplified in the United States as Memorial Day. Are we willing to stop and really examine ourselves and how we are behaving as a nation and as people? It is easy to see how others are impacting us. It is much harder to see the impact we are having on those around us. Yet this is the real purpose of memorials.

We need to stop and think critically. What I mean by this is having the ability to challenge our own points of view. We don’t want to lose the ability to empathize with others to the point that we don’t care at all to see things from their point of view. Let’s do the work to understand where someone else might be coming from.

One of the things that really makes the United States stand out in our world is our ability to speak freely. I actually think as a country we are pretty good at this. What we need to work on is listening. Let’s stop and ask some curious questions about others about why they think what they think rather than assuming if they have an opposite view from you that they are wrong. At the end of the day, no one says you have to agree, but at least you will have a better understanding of where they are coming from.

Memorials serve as guideposts for behaviors, personally and for society. These objects really are a time for us to step back and reflect on who we are and where we are headed. They give us an opportunity to remember all the good and the bad and to put perspective on each of these.

My hope for you this Memorial Day 2023 is that you have the ability to pause and reflect. In this reflection, if someone has an opposing view to yours, I hope you will spend the time to be curious about where they are coming from, rather than having that knee-jerk reaction to defend your position. Perhaps the real work here is to just listen and be curious with them without having to even share your point of view. Let's all work this Memorial Day and every day forward on our listening skills, rather than just sharing our opinions.

May we demonstrate the ability to understand the other person's perspective before we automatically go to war with them over something? Let us try and find some kindness, compassion, and understanding in our approach to our fellow man this Memorial Day.

Handling Leadership Situations Without Giving Advice

From time to time, I receive questions from readers asking for advice on how to handle certain leadership situations. I think, that to be able to really advise, you need a lot of detail about the situation the person is in because there are so many details that could sway things one way or another.

Douglas Stone and Sheila Heen in the book Thanks for the Feedback say that the problem with giving advice is that it cannot ever be specific enough. We tend to try to give out sage or wise comments without enough detail for the person to implement that advice. Or, we are such experts in something that we assume everyone knows our specific jargon. For example, “When you deliver your presentation, make sure it stands out.” Interesting advice, but what does “stand out” even mean?

The other thing that makes advice hard to give is that when I give it out, I now own the result of it. Since it was my idea, it can in some way fall back on me if it doesn’t work. It doesn’t matter if the person didn’t follow my advice the exact way I laid it out, or if they took just some of it, but not all of it. In the end, the advice didn’t help and I feel I am in some way responsible.

That is usually why I prefer to coach in order to help people find options that seem reasonable and doable for them to try. One thing I had to learn as I was growing as an executive coach is that while coaching is in some respects about helping people solve problems, it is far from telling them what to do. It is more about what author Parker Palmer calls “pulling out their inner teacher.” Helping them see their options and then supporting the options they choose, is to me, what coaching is about.

Now when I get a question from a reader seeking advice, I usually will read it and ponder it for a week or even more. I am not thinking about what the person should do in the situation described, or what I would do if I were them. Instead, my thoughts usually turn more to trying to understand the context of the situation they might be in and then coming up with some general guidelines or options they could choose from themselves. I had a question from a reader. The question was, “How do leaders know when to intervene to promote better collaboration versus just reorganizing the department? Is there a tipping point where a simple intervention can help to resolve the issue rather than incur an expensive reorganization?”

My Thoughts

As I pondered this question and decided on how to react without giving advice, I really saw two very distinct ideas emerging. The first is organizational and the second has to do with how teams function.

The organizational aspect has to do with the needs of the organization and strategically how the group is put together to meet the needs of the organization, while the team function aspect is more about the relationships among the members of the group. I wanted to tackle these areas independently, then bring them together at the end.

The OrganizationAL IDEAS

Teams are formed to meet some specific need that the organization has realized. Teams of people come together in an organized fashion to accomplish a specific set of goals or tasks. They can also come together as change agents moving the organization from an old set of objectives to new goals that move the organization closer to completing its mission and making the vision a reality.

As I stepped back and thought about the question above, I thought that if I was going to reorganize a department, then there needed to be a strategic reason. There will likely have been some change, either internally, like a new or redefined mission, or externally, like a shift in customer demands. This type of change to reorganize will be driven by forces external to the team. Something has happened somewhere that causes what the team is doing to not be as valuable to the organization. Rather than dismantle or reorganize the team completely, the team would be given a new set of goals and objectives that match the external reality.

Reorganizations are chaotic, emotional, and expensive. The external pressures being experienced need to be greater than the emotional and financial cost to reorganize.

Reorganizing dysfunctional people on a team also only sends the dysfunction to another part of the organization. The description I hear most often for dysfunctional people in an organization is that they are not good for the team. The attitudes and behaviors are destructive and left to their own devices will have a very bad effect on the organization. So then, why would you move them somewhere else? Just because an organization can afford the reorganization doesn’t mean that is the right thing to do.

HOW TEAMS FUNCTION

If teams are not functioning well, a leader or coach has to be able to step into the moment. It takes both personal courage and a mindset that the needs of the organization outweigh any personal agendas that might exist. The leader must have the courage to call out behaviors that are not conducive to good team functioning.

General Stanley McChrystal, in his book Team of Teams writes that “superteams” are able to construct a strong lattice of trusting relationships. He makes the point that in a true team environment, the leader needs to be less concerned with hierarchy and command, what their position is, and advising individuals what to do and be more concerned with ensuring trusting relationships are forming so that there is a supportive network to perform.

Trust amongst team members is ensuring people are comfortable being vulnerable about their weaknesses, mistakes, fears, and behaviors without fear of reprisal. So, if someone doesn’t know something, they are not judged for the lack of knowledge, but supported in getting the knowledge they need. A teammate should feel a sense of confidence to admit a weakness and have someone on the team come alongside them and say “Here, let me help you with that.”

There are three things I find vital for a team to be able to trust each other:

  1. Cultural Integrity: As a group, we are always going to do the right thing. If someone on the team is being disrespectful, as a team, we go to that person and let them know that is not how this team behaves. We want to have them on the team, but the culture here is one of kindness and respect. Integrity matters always.

  2. Comfort with Vulnerability: Teammates have to be willing to admit weaknesses and mistakes and can never be penalized or punished when they do. If you are a person who avoids conflict, you should be able to admit this to your team and they need to come alongside and help you improve this skill. The team has to believe in you and believe that you can improve. It all starts with a culture of realizing we are all human and we all fall short somewhere.

  3. Confidence in the Members: Not one of us holds all the answers. Teams have to believe in their mission and have confidence in each other to tackle whatever is put before them. As individual humans, we crave safety and security. Taking risks is not always a safe feeling. This is the value of the team. As an individual, my need is for safety. The team is there to support each other to take risks and achieve much more than an individual ever could. High-performing teams have to have confidence in each other.

Back to the Question at hand

The question was, “How do leaders know when to intervene to promote better collaboration versus just reorganizing the department? Is there a tipping point where a simple intervention can help to resolve the issue rather than incur an expensive reorganization?”

I would argue that one of the main purposes of the leader of a team is to foster a culture of collaboration that leads to results. Not collaboration so that every person touches everything, but trusting each other enough to know that one person doesn’t don’t have to touch something if another person is already running with it.

The leader is the person accountable if someone is not living up to the team's expectations. The leader should rally the team to their responsibility of pulling the person back in line. If the team won’t do it, then the leader has two jobs. One job is with the team to create a culture of team discipline, and the other job is with the person who is not living up to team standards by coaching that person individually. My position is that if there is group conflict, then the leader is ultimately the one accountable and at fault.

How Can Curiosity Help Your Leadership Journey?

When a child builds a LEGO creation, they rarely step back and say, "This is my masterpiece, now my life's work is finished!" Instead, they allow their curiosity to grow and they often improve their handiwork or break it all down and build something entirely different with the LEGOs. Kids are very open to the possibilities of their creations.

Leadership is also this way.

In leadership, you cast a vision, identify your followers, and build your team up, but you definitely should not stop there. Become curious about your team, how you work together, and the goal(s) you are working toward achieving. Learn about your followers and look at your projects from all different angles. This will allow you to gain more perspective on how others see your leadership versus how you see it and it will allow you to revel in this curiosity.

WHAT IF YOU HAVE LOST YOUR PASSION FOR THE JOB?

Elizabeth Gilbert, the author of the book Eat, Pray, Love, says that one of the grand misconceptions about quitting your boring job so you can have a more creative life is that 90% of what you will find in your new life will be boring or mundane to you too. In my own life, I left my old job to pursue my passion and do what I felt would be more exciting.

Today, I get entrepreneurs and business people who come up to me and say, "I want to do what you do, it seems so rewarding!" This really makes me feel like helping my clients become more effective in their leadership is greatly impactful and I am proud of the work I do.

(But I want to let you in on a secret. 90% of what I do IS “boring”.)

I have contracting and invoicing, managing expectations, TSA, and delayed flights. But I would not trade my job for anything because I enjoy the wonderful and exciting 10% that allows me to interact with interesting people. The one main thing that motivates me through the mundane is those people, as well as one simple word: CURIOSITY.

CURE IT WITH CURIOSITY.

I learned to treat boredom by igniting curiosity. I take myself and my needs out of the equation, and instead, I make it into an exploration. Then, I am always learning and always curious.

I encourage you to add this to your leadership experience. Apply a journey of curiosity with the discipline of organizational leadership. Leadership is an arrangement between you and your followers. After some time, this relationship can become very boring if you don’t continue to remain curious.

Through curiosity and learning, you will strengthen your leadership and build stronger relationships with your followers. This newfound understanding will allow you to work in sync with your followers and you will see your visions arise. When this happens, there will be moments where the passion on both sides is reignited. Until those moments arrive, remain curious and eager to learn. This is a safe and wonderful place for you to explore.

Let Them Eat Waffles!

As we enter mid-year, we may reflect on some of the significant things we have experienced up until now and ponder what we want to try and accomplish for the rest of the year.

This same exercise happens across organizations of every size and business structure.  

As you are evaluating your year and thinking about what you want to accomplish in the next one, here are some words of encouragement I have for you… 

Let Them Eat Waffles! 

What does this really mean? Well, I was meeting with someone a few months ago. As we talked, he described his job to me in some detail. He is a plant manager for an organization that makes all kinds of electronic components. These gadgets go in hundreds of products, everything from airplanes to automobiles to grocery store freezers. His job is to oversee the plant’s manufacturing of these things and to ensure they get to the right customer.  He finished his description of his role simply with this statement, “It is pretty mundane stuff, nothing major.”

Wait! That really struck me and made me stop and ask, “What do you mean nothing major?” The way my brain works (which is quite odd at times, I will admit), I added, “Did you say grocery store freezers?”  I went on to tell him, “To me, and lots of other people too, that is a really big deal!” 

One reason that this is so big to me is that I love frozen waffles. Every time we go to our local grocery store, I take a walk down the frozen waffle aisle to see what is on sale and what items are new, then I decide what I am going to buy. It is rare that I go to the store and do NOT pick up a box of delicious frozen waffles. 

Then it hit me - this guy had lost his vision, his passion for what he does.  His lack of vision could also someday interrupt my breakfast, and I am not okay with that.

Self-Actualization

In the world of emotional intelligence, self-actualization is finding one's meaning and purpose in life. It is the willingness to persistently try to improve and engage in the pursuit of personally relevant and meaningful growth that will lead to a rich and enjoyable life. 

Someone who acts on the idea that what they are pursuing and involved in actually adds meaning and purpose is experiencing self-actualization. For some, it is that they feel they have more of a calling instead of just having a job. For others, what they do is an act of service that fulfills their destiny as human beings.  It is very much more than what they do, it is about the meaning and purpose they have in life and whom they serve. I think the reason behind the struggle some folks have is they have lost the link (or maybe it never existed) between who they are and what they do.

Let’s say, if you deliver pizza for a living, some of what you really are doing is feeding a hungry family or bringing joy to a group of people so that they can socially connect. But it is so easy to get lost in the idea that you are merely transporting a disc of dough with sauce and meat from a storefront to a house, and you have to do at least 100 of them in a night to make any decent money.

It is really easy for us to lose sight of what we do and become defined by our tasks rather than the bigger vision of who we serve. In the example above, you are not merely delivering pizza, my friend, you are feeding people and helping cement relational bonds with family and friends. 

Who You Serve 

Let’s really try to engage in what it is that you are doing with your life. Perhaps as a part of your mid-year review, you should be asking yourself who it is that you serve and how well you have done so.  Let go of defining yourself by WHAT you do and give some consideration to WHO you serve.  

The plant manager at the beginning of the blog post plays a critical role in getting component parts to people who need them. Without him and without his team, a poor schmuck like me would not have my frozen waffles in the morning for breakfast...may it never be so!

As a leader, have you lost sight of the vision and the passion for what you do? If so, the people on your team can usually sense this. You need to make sure that you show them your commitment.

Let's make sure the people on our teams and those around us have a clear vision of what they do and how it links to the people you all serve. This may help them rediscover their purpose and drive, benefitting everyone.

5 Questions Every Leader Needs to Ask Themselves and Reflect On

How good are you at spending time in purposeful reflection?

This is a question I ask a lot of the leaders that I coach. The reason I ask about purposeful reflection is that I think leaders are fairly good at reflecting because they are constantly seeing things differently in their own heads than maybe their employees.

For example, I had a client who was working on a review of the talent in her organization. She spent a lot of time reflecting on the individuals that she was representing. However, she spent almost no time intentionally reflecting on her own overall outcome or any of the biases that she might have experienced when going through the talent review process. 

I think it is fair to say that many of us are good at reflecting on the work in front of us, but maybe not so good at critical reflection on the processes we went through to make the work happen. There are not many of us who spend time on this. And I get it. 

Those of us in leadership development have spent way too much time working with leaders on obtaining good outcomes and not nearly enough time helping other people think about their processes.  We have encouraged you to go from “good to great,” to be “innovative,” and to “work from your strengths.” But what we haven’t given you are tools to purposefully reflect on how you are showing up as a leader.

A leadership guru, Gary Yulk, wrote that “to facilitate favorable learning environments in organizations, leaders must act as a role model”.

Have you thought much about that? Do you see yourself as a role model?  What does that even mean for you and how you are impacting those on your team? Are you one who encourages your team to have a good work/life balance but sends emails at 5 pm on Saturday evenings and 9 am on Sunday mornings?  

Role models set the tone and the pace for those they work with.

Some of you might be saying, “Well I want the people on my team to work hard. I need to make sure they are always really engaged.”

Dan Goleman, in his book Primal Leadership, calls out this “pacesetting” style as dissonant. The problem, according to Goldman, is that you will likely burn out people on your team if you push them to work too hard.  If you don’t burn them out, you will run them down so much that they will lose energy to be able to give you any kind of extra effort when it is needed. 

Here are those five other bias questions that leaders can be influenced by and some additional questions that you can spend some intentional time reflecting on:

  1. Confirmation Bias? Seeking out proof that will confirm what you already think or believe.  Are you working on a project or with a team and unduly influencing them to show you something that you already believe is true? What do you need to do to eliminate this bias from a project you are currently working on?

  2. Hindsight Bias? The belief that the past was more accurate and predictable than it really was. How old is the data you are using to form your opinions of people on your team? I have a client who made a mistake several years ago. Although he has had many successes since then, he is still in a “penalty box” for that error. Are there people in your organization you need to forgive because you are putting too much emphasis on errors that may have happened a long time ago?

  3. Gender Bias? A widely held set of implicit biases that discriminate against gender. Let's say a female in your organization gets really intense in a meeting. You think about the situation and come to a private conclusion that “when under pressure, women get emotional.” Anytime we use all-inclusive language about an individual we are showing a bias. Step back and think about what happened to her at that moment and consider maybe why she got emotional. Then apply the same standard to one of the guys on your team. If he gets emotional, does he get credit because he is passionate? How might you take gender bias out of your thinking as you work with talent on your team?

  4. Anchoring Bias? Relying heavily on an initial piece of information or a data point that unduly influences your decisions and thought processes. “Do you remember that guy we hired from a competitor 5 years ago? He was a total washout.” Do you use comments like this that influence your thoughts and feelings today? Does this one situation anchor all of your thoughts on hiring competitors? How could you look at each individual without labels and find the good in what they are bringing to the table no matter what their work history might be?

  5. Available Thought Bias? Your decision is influenced by what springs first into your mind. I witness this a lot in leaders. They tend to fall in love with the first thing that comes out of their mouths. This comes from pride and the feeling that we need to defend an idea just because we said it. This one happened to me one day in a meeting. I was asked my opinion and gave it, but then felt like if I didn’t defend it I would be seen as not having a take on the topic. So I ended up defending something I was not even really that passionate about.  How might you overcome pride, admit you were wrong, and agree with someone who had a better idea than you?

take some time today or this week to pause and reflect on how these biases might be affecting your leadership.

As you reflect, I encourage you to forgive yourself. We all have biases - we can’t help it. Our brains are association-making machines. They fill in blanks to make reality from things that may or may not be there. Realizing we all have biases is the first step to better team outcomes. 

The Question Behind the Question

My daughter Gretchen texted me an interesting question one day that I thought would be an interesting topic for us to reflect on together here on the blog.

Her question was: “If the average person had to choose whether to be bored or stressed, which would they pick?" What I found so intriguing about this question is that I had not thought about these two things on opposite ends of a spectrum before.

The contrast I usually think about for STRESS is RELAXATION.

An example of stress vs. relaxation, not being bored vs. stressed is that being stressed is like when I am running to catch a plane that boards in 10 minutes and I am still in the security line, versus relaxation like when I am sitting by the pool with an adult beverage, reading a book that has been on my list for months.

Similarly, the opposite of being bored, to me, is being energized. Being bored is when I have a complete lack of interest in something, like when my wife wants me to sit down and watch a reality show with her. Being energized is when something brings excitement and even joy into my life, like playing golf or watching a great baseball game on TV.

But Gretchen’s question pitted running to catch a plane that is boarding while I am not at the gate against watching reality TV. To me, they are both just different kinds of pain. I was not seeing the win in the question at all. In fact, my initial thought was that Gretchen is so smart that she was trying to bait me into one of those questions that, as a dad, I wished I had my initial answer back to her once I heard what was really behind the question.

So, in a fairly typical response style, rather than answer the question, I thought that I would ask one in return. I typed, “It depends on what you mean by stress and what the last 60 days were like.” It was the best I could do at the moment. And it came off so clinical and “coach”-sounding. Why did I answer in such an egotistical way, rather than being open and curious about my daughter’s question?

I think my pride got the best of me. You know, my only daughter is texting me to get some of my sage wisdom and advice on something. Even as I write this I can feel myself swell up with regret. That is when I think a lot of us get caught up in our own heads. Our own high level of self-regard comes blaring though when talking to someone when we forget to have any empathy for the person who is asking the question or the question behind the question.

I wish I had asked, “Now, that is an interesting question! Why are you asking?” A much better response. Much more open. Much more curious. Much more about HER than it was about me.

I am so fortunate to have a daughter who looks past my flaws and insufficiencies and offers me grace at the moment. Rather than beating me up about lecturing her or accusing me of always being on my “emotional intelligence work game,” she said, “Thanks, Dad! A friend and I were talking about kids who have high school jobs and if it was better for them to have a job that was kind of relaxing but boring, or to have one that was stressful but went by really fast.” As I read her response, I thought, “Man I really blew that one”. The answer I gave had nothing to do with the real question.

My Life Lesson

I decided that I have to get better at this. I need to work on shedding my pride and focusing on what the person I am engaged with is really asking me. The skill for me to practice is listening to the question and remaining open and curious about what is being asked. Most of the time, I have to admit, I have no idea what is really being asked.

I need to get better at answering the question that lies behind the question. That is where the real gold is in relationships and communication.

3-Step Recipe for a Productivity Reset

Question: When is the last time you experienced a productivity reset?

I read recently that in a knowledge-working society, the work we do is really about creativity.  Now, when I hear the word creativity my mind immediately goes to the painters and sculptors of the world. The work they do is creative. 

Before those of us who are scientists, technologists, and managers or leaders abdicate the world of creativity to the artists, we probably should step back for a moment and make sure we are not leaving the best part of us behind.

The Story

I had a conversation with one of my former graduate students who said she was completely burned out and didn’t know how she was going to get her research project finished on time.  She was definitely in need of a productivity reset.

Here is a part of our conversation:

“..By the time I finish my commute to and from work, I am logging 60 hours or more a week. In addition, I have a family and my church that are both important to me. I just don’t have any energy left for creativity to get this research project finished.”

I could just sense the frustration and disappointment in her voice as she was trying to figure out how to be more productive. Then almost without taking a breath, she said,

“…You know, perhaps I could be more efficient in the morning. If I got up an hour earlier I could get more done because I am at my most creative in the morning.”  

The Point

As knowledge workers, we are all going to have to realize that more time, more effort, and more energy don’t always equal creativity or effectiveness.  It just equals more time and more effort. That's it.  If you are playing a game of “who works hardest”, then keep going, but if you want to be creative and innovative, then maybe work as hard as you can while you're working and then stop and do something else.

I think there is a reason that athletes work really hard in times of peak performance and then rest their bodies.

There is a reason writers like J.R.R. Tolkien, William Stafford, and Victor Hugo would work for a while in the morning and then go for long walks in the afternoon.  

Both high-performing athletes and creative writers alike see the value of both hard work and the regenerative process of a productivity reset.  There is only so much a knowledge worker can do to be productive before they need to recharge their brain.

According to Margaret Moussa, Maria-Estella Varua, and Matthew Wright’s work on knowledge workers, what has been left out of the discussion up until now are issues of self-efficacy and well-being.  

The questions we need to ask ourselves as leaders are:

Can we as leaders continue to treat our knowledge workers the same way we treated productivity workers of ages gone by?

And… Can we as knowledge workers continue to try and cram more stuff into our day and expect quality outputs?

3-STEP Rest Process

Here are three things that I try to do when I am in need of a productivity reset:

  1. Read. There is nothing like reading to stimulate productivity. If I ever have writer's block, reading poetry or fiction can be some of the best ways I know to get my juices flowing again.

  2. Walk. I love to exercise, but when I work out I am really focused on pushing my body, so I don’t get many creative thoughts going when my heart rate is above 140. But when I am just out for a walk, the sun is shining, and I can sense the beauty all around me, my creative energy just seems to flow.

  3. Phone a Friend. For me, there is nothing like community and conversation to spur creativity. I always feel better when I get off the phone with my coach or my coaching group. There is just something about talking to others that will spur my creative process.

As leaders, when we think about ourselves or those who are in our care, perhaps we need to be thinking less about how productive we can be and more about how we are practicing self-care. Elements like reading, taking a walk, and engaging in a community are the real ways we gain wisdom. 

Could it be that as knowledge workers we are really seeking things like wisdom, and as we do we actually become more productive as a by-product? Hmm, I think I will go for a walk.

5 Steps Toward Sustainable Change

This is a very busy time of year for many of us.  In the United States, we celebrated Thanksgiving last week, which means Christmas is just around the corner.

For many of you in business, that can also mean another thing.

It is performance review time.

This is the time when you will sit down with your supervisor and go over the goals you set for the year and measure your performance against those standards. That is how it is supposed to work in theory.

For over-achievers, this can also be a very anxious time. Most of us who work in organizations get up every morning and our self-created goal is to do the very best we can every day. Sometimes what we are supposed to do is very ambiguous. For example, we are doing updates on an hourly basis, when the report is only due weekly.

I am confident that most of you show up wanting to do the very best that you can with the time you have available, no matter what your individual circumstance. You feel like you have exceeded your goals and far surpassed expectations. Yet you will sit down with your supervisor at some point and discover only a percentage of us can get that top performance ranking in any given year.  The rules of statistics say that most of us will grade out on a bell curve to just an average performance rating, even though we feel you deserve more recognition.

We might get a little defensive or deaf to the supervisor’s message. I want you to think proactively, “What can I change to achieve recognition as a top performer next year?”

Maybe you need to add a skill to your toolbox. Maybe you need to be more assertive with your peers or show a little more empathy with your direct reports. Whatever the case, for most of you the real question you must answer is “How to sustain the change you want to make?”

The issue of sustaining change is not a new concept. Kurt Lewen observed in the 1940s that making a change was often very short-lived. It's like drinking an energy drink. Sure, you are moving faster or have more focus, but so often, once the caffeine is out of your system, the energy level decreases back to its original level. Lewen noted that something more was needed than a shot-in-the-arm type of boost. Sure, changes can be made in the short term, but how do you translate that change to sustained higher performance?

5 Steps Toward Sustainable Change

  1. Create a long-term value proposition.

    The coaching client has to see relevant long-term value in making any change that has been identified. Focusing on a value proposition will often cause the client to wrestle with their own belief system. Without changing what the person believes to be true, old behavioral habits may return. For a health example, it may take me ten years to realize that currently overeating or eating the wrong foods was bad for me. It is too easy to succumb to temptation if you are only focused on getting your short-term needs met.

  2. Experiment with new behaviors to find a fit.

    So often I hear coaches talk about practicing new behaviors before they even know if the new behavior will work or not. I like for my clients to experiment with several options to see what will work for them. The fear I have is if this step is skipped then we could end up practicing the wrong behavior and have to go through the process of unlearning and relearning. For my health example above, I had to experiment with reducing the size of my protein choice at dinner, giving up a snack before bed, working out an extra day a week, and eliminating fried foods. I played with all of these and finally decided I wanted to reduce my protein size at dinner. I went from eating an entire chicken breast to only eating a portion size equal to the size of my fist.

  3. Practice the new behavior in a number of contexts.

    Then, I practiced this new behavior. When my wife and I grill now, we split a chicken breast. When I go out to eat I ask for smaller sizes. When I travel I am no longer ordering the largest meal on the menu because I forgot to have an afternoon snack. To gain sustainability it is important to practice the new behavior across contexts. For instance, one of my clients had to practice not interrupting his boss, his peers, and his direct reports. He had to practice not interrupting during presentations, one-on-ones, and on conference calls.

  4. Identify relational feedback loops.

    No change can happen in isolation. We all need constant feedback. We need safe places to see if people notice the changes we are making. This is where it can help to share your development goals across a broad number of relationships. This constant feedback loop is critical to making that new behavior a sticky habit. My client would ask his direct reports during one-on-one meetings, "My goal is not to interrupt you and finish your sentences during our meeting today. If I do this would you please get up and put a tick mark on my whiteboard?” Feedback is a gift, all the way through the development process.

  5. Celebrate the noted change.

    Let the dopamine in your brain flow. You have worked long and hard to gain this change, maybe somewhere between 2 and 3 months at a minimum. Celebrate. Why not let the good feeling of accomplishment and a job well-done flow through to those who have been with you on your development journey?

How to Hold Each Other Accountable and Still Care

When I was young, I did not do much reading. Not that I didn’t enjoy it, there was just no time for it between watching basketball on TV and playing basketball every other minute that I was awake. When I entered the fifth grade, that all changed because our teacher, Mrs. Katobi was pretty clear that if you wanted to get to sixth grade, some of your time would be spent reading.

I can recall a conversation she had with me:

“What do you enjoy?” she asked. “Sports. Basketball mostly,” I replied.

“Good, find and read a book about a basketball player and give me a book report on Monday.”

“I don’t have any books on basketball players,” I said to her, thinking this would be the end of the conversation.

“Fine,” she said, “I will call your mother and tell her that you need to go to the library.” And she did.

So, instead of shooting hoops after school that day, my mother drove me to our local library.

Not only that, but Mrs. Katobi had also phoned ahead and told the librarian I would be looking for a book about a basketball player. The librarian escorted me over to the biography section where it seemed to me like the sheer number of books on the shelf could keep a kid from ever playing basketball or another sport ever again. Just picking one book from this vast sea of paper was overwhelming.

This librarian at Peoria Heights Library asked me, “Who is your favorite basketball player?”

“Wilt the Stilt Chamberlin,” I replied, thinking that no way would there be a book on Chamberlin, then I would be back on the court in no time.  

She said, “Let me see. I think there is a book on him that came in not too long ago.”

“You have got to be kidding me.” I thought to myself.

Walking over to the shelf, she pulls an autobiography, Wilt: Just Like Any Other 7-Foot Black Millionaire Who Lives Next Door, off the shelf.

I have always been thankful for these two women, the librarian and Mrs. Katobi. They knew what was best for me. They cared enough to set high expectations (at least for a poor kid from the other side of the tracks) and held me accountable. They knew the work I needed to get done and helped me find an interesting way to do it. They did not micromanage the entire work process. Mrs. Katobi cared enough to take some roadblocks out of my way by calling both my mom and the librarian. As I reflect, this really gave me the feeling that she cared enough to make the calls on my behalf.

The bar was set for me. Care and compassion were shown. Then it was up to me.

Paul Zak made an interesting argument about this when he wrote in Harvard Business Review and in the Consulting Psychology Journal: Practice and Research, about the powerful neurochemical oxytocin. According to Zak, no matter what you think about people in your organization, the decision to show up is completely voluntary. In our society, people can pretty much do whatever they want to do. Employees are not that different than people who go to church or a grocery store. They, in essence, volunteer to do whatever it is they are going to do.

Sure, in a work organization they are paid. Zak gives insight into this, stating that his research shows, “they choose an organization at which to work.” It is in this realization the brain chemical oxytocin comes into play. The culture of your organization can stimulate oxytocin in your employees through all types of engagement where people feel cared for and respected. Alternately, your work environment may feel more negative, causing people to feel driven elsewhere to a place where they are more valued and appreciated.

According to Zak, his work with oxytocin shows it is the biochemical basis for the Golden Rule. “If you treat me well, my brain will synthesize oxytocin and this will motivate me to reciprocate.”

I shared this research, through the lens of Emotional Intelligence, with a client I was working with. He listened intently, nodded his head, and said, “Yeah, but...”, meaning “I do not agree”. Following the “yeah, but,” came “what we need to do is set clear goals and hold our associates accountable to do what they say they are going to do.”

“Exactly” I agreed. Holding them accountable with care and compassion will get them to want to engage.  

Turns out that is really not the end of the oxytocin story or my story. You see, I read the book, did the report, turned it in, and thought that was it. Assignment finished. I wanted to get back out to shoot hoops. However, Mrs. Katobi pulled a brilliant move.

“Class,” she said that next week, “I have just read the most fascinating report about a very tall basketball player and I thought you all might enjoy learning about him. Scott, why don’t you come up and share what you learned about Wilt the Stilt?”

When I finished, they clapped.

According to Zak, another big surge in Oxytocin occurs when we celebrate success. In addition, another neurochemical gets released called dopamine, which among other things is the brain’s reinforcement chemical. I wonder if Mrs. Katobi knew at that moment she was creating a lifelong, voracious reader.

7 Steps to Effective Coaching

There are times when I want to start new projects, but I hesitate because I am afraid I won’t know what to do. I felt this way for a long time when all of the social media platforms started popping up. Everyone was creating their brand, it seemed simple and fun, but I didn’t want to look silly if I couldn't figure it out. I didn't know what to do, so I sat on the sidelines at first and watched rather than jumping in and learning.

I originally felt the same way about this blog. For over a year, I wrestled with the idea. Should I start blogging? What would I say? What would other people think about what I had to say? All of this negativity swirled around in my mind.

Then one day I listened to a podcast by Michael Hyatt. I remember Michael saying “Stop thinking about it and start doing it." He gave some simple steps that I followed to start my blog. And here I am today and have been for many years now. Those steps gave me the confidence I needed to start something I wanted to do.

I started thinking; There are probably people out there that have this similar problem. Maybe there are people hesitant to coach others simply because they don’t know where to start. Maybe this is you. If only you had an outline of steps to take that would give you the confidence you need to do it, right?

Then I stopped to reflect on what I do when I get a coaching client for the first time and I outline the major ingredients that go into every coaching engagement that I do. My recipe for a successful coaching engagement is explained in the 7 simple steps below for you to follow, so you can try putting them to practice.

I personally think this model is transferable. So whether you are a professional coach, a supervisor of employees or even a parent coaching a youth soccer team, following these 7 steps can mean a world of difference for your outcome of being successful.

7 Steps to Successful Coaching

  1. Begin with an open mind.

    Coaching never begins in a vacuum. We all come into coaching relationships with biases. Coaches must come to clients with an open mind. The client must be seen as being a whole and healthy person. While there are times when you will have received information from others, focus on what the client is saying to you.

  2. Get to know your client.

    It is hard to coach someone without knowing more information about the client. Find out more about who they are, what they do, their life story, and what they hope to accomplish. Consider putting together a series of questions that could apply to any client that you serve. Personally, I use multiple types of personality assessments with my clients.

  3. Confirm with the client.

    It is always important that you validate the collected data with the client. You want the client to be confident that you understand their perspective on what is happening, why they did what they did, or what is the genesis of how they are thinking or feeling.

  4. Compare the data to a standard.

    Once the client agrees with the collected data, you'll compare it to an acceptable standard. The client must agree that the standard is acceptable. If they do not, then the data may become meaningless because the objective of what the data revealed could become irrelevant.

  5. Identify gaps.

    Gaps are the space that exists between the client's current behavior and the agreed-upon standard. They are the difference between where the client is now and where they would like to be in the future. It is useful to talk these gaps out and to get examples of where they have taken place. Coaches should always be looking for gaps between current and expected performance.

  6. Set a plan to close the gaps.

    When planning with your clients, develop a simple plan that is laser-focused on one or two items. When we give people too much, we lose focus and the person runs the risk of being overwhelmed. When examining performance standards I use the “Stop/Start/Continue” model. Here's how it works:

    • What behaviors do they need to stop?

    • What behaviors do they need to start?

    • What behaviors need to continue?

    Do not shortchange the "continue" aspect. Often when they stop and start a few simple things, people will see a dramatic change. Most of the time they are doing a lot of things right, and you want to encourage them to continue those.

  7. Establish a date to follow up with them.

    It is my opinion that this step is where most coaching fails. There is no date set to follow up, no check-ins scheduled to see how the person is doing, and little to no interaction at all once a plan is put in place. Follow-up with those you are coaching is probably the most important part of the coaching relationship. I recommend scheduling all follow-up meetings with your client at the end of each of your sessions together. This will enforce some accountability on their end and help you maintain the relationship.

Coaching is a valuable skill for helping others become the best person that they desire to become. Coaching skills are important tools that anyone in a leadership position needs to possess. Coaching is the transportation vehicle that you use to help an idea become a behavior.

  • Identify a person in your life who needs your coaching, or better yet someone who is already getting your coaching.

  • Think about whether you have followed all 7 steps explained above to have successful coaching within that relationship.

Patience: A Strategy for Getting Unstuck

Years ago, I worked with a business leader who had an incredible vision for his organization. He was a passionate leader with excellent communication skills and so much energy for his mission. He was intellectually and morally solid and cared deeply for the people in his organization.

But he was stuck.

His organization just couldn’t grow the business past a certain industry-standard metric. However, the stagnation issue became evident as we looked over some feedback provided by his peers. One of the interview questions I ask the peers of my clients (as a routine part of my data gathering) was, "What is the vision this leader has for the organization?" After several interviews, the collective response was, “The vision is very clear, but we have no idea what steps we need to take to get started. It is like he has been dreaming of this his entire life and we are just catching it for the first time."

As I presented this feedback to the leader and we processed the data together, his knee-jerk reaction was: “We don’t have time to wait for them to process this. The time is now! They need to get on board or get out of the way. We are going to miss our opportunity. The timing is just right!"

So I asked him, “Is it their lack of urgency, or could it be something else?”

After processing with him for a while, we discovered there was not a lack of urgency on the part of the organization. There was, however, a lack of emotional connection between the leader and his team. The urgency that the leader was feeling for vision implementation and change was being offset by his lack of emotional connection competency of patience. People in organizations need time to absorb, process, and own the vision themselves. They need patience.

Patience is devoting the appropriate time and attention to others in ways that enhance meaningful interaction.

Patience is suspending your personal need for satisfaction and action.

Patience seeks to slow down those fast-paced exchanges with others in order to facilitate better decision-making.

Patience is not racing ahead in the thought process while missing information that others are endeavoring to share.

Patience is not wasting the opportunities to encourage, inspire, and motivate others.

In leadership development, it is always important to keep your perspective on a leader who is not connecting emotionally with his team. Without this emotional connection, it is virtually impossible to have the social intelligence needed to achieve organizational effectiveness.

There are a number of reasons a follower may choose to align with a leader. Fully committing to the vision of the leader is a quintessential desire that followers have. What they receive in return for committing to the vision of the leader is an emotional connection with that leader.

In our case study above, the leader has a choice. He can either move forward with his urgency and risk losing his entire vision. Or he can proactively slow down and take the time to encourage, inspire, and motivate his people. By embracing patience and connecting emotionally with his team, he can catapult the vision to the next level with everyone on board.

How to Navigate Change Without Frustration

People have been suffering terribly in the midst of Hurricane Ian. FEMA reports that federal responders are working alongside nearly 5,000 Florida National Guard members so far and now other state response and emergency managers. Recovery will be very hard, and early estimates said insured losses could reach over $40 billion.

As we keep these many people very close in our thoughts and prayers this week, I thought we could just reflect on ourselves and the people we both lead and interact with by talking about change styles.

“Scott, What on Earth Is a ‘Change Style?’”

I'm so glad you asked. Your change style is the type of approach you naturally bend toward when leading others in the midst of great change. These are the three change styles based upon the “Change Style Assessment” that I often use with my clients. 

Pragmatists: These people approach change by exploring existing structures within a situation, and operate as mediators and catalysts for change within that structure. They prefer change that best serves the function. They can often appear reasonable, practical, and flexible but also noncommittal. We all pray that those cities and people affected by the hurricane will eventually "rise again," to become what they were before this storm, similar systems have worked before, and I know the people cannot wait for it to be over for them to use them.

Conservers: These people accept existing structures around them, but unlike pragmatists, prefer to keep existing systems and structures in place. They would rather see gradual changes happen. While they might seem cautious and inflexible at times, they are not afraid to ask hard questions. This might be someone such as President Calvin Coolidge. He is an often overlooked president because he was seen as too cautious and inflexible to enact any real change. However, his slow-moving approach allowed him to see the big picture when it came to things like the economy, and he became the only president to leave the office with no national deficit. 

Originators: These people are original thinkers who will challenge existing structures from the very beginning. They actually enjoy risk and uncertainty, quick and radical change. Sometimes they can come off as unorganized and undisciplined. An example of an originator would be Dr. Martin Luther King, Jr. who challenged the broken social structure and took risky steps that led to radical, beautiful change. 

What Is the Value of Knowing Your Change Style?

Who among us is not in the middle of some kind of change? Change is all around us. Here are some things that I have noticed over the months and years just in my little corner of the world:

  • Once, my grocery store changed where my favorite frozen yogurt treat was found in the freezer case. It seemed like every time I went into the grocery, something had moved.

  • My favorite brand of frozen protein waffles changed their packaging once and I almost couldn’t find them on the shelf.

  • My workout routine changes every year, based on what is going on in my life.

  • I have implemented the Emotional Intelligence EQ-I certification to certify leaders and coaches to use these practices in their organizations.

Since things in both our personal and professional lives are constantly changing, I think it is good for us to understand how we approach change. I tend to be more of an originator and get a lot of satisfaction out of rearranging things to see if I can make them better. However, I also know that if I am not aware of a change, I can easily get frustrated, like the example of when I couldn’t find my frozen waffles because the package was different.

Knowing about yourself or your clients and how they approach change can be very valuable. Think about a conserver style leader who is asked to lead a new systems initiative in their organization. If the leader is aware of their change style, then they can better manage the processes. Left unaware, frustration and doubt can hold the best leaders frozen in their tracks.

How Not to RIDE the Negative Train

Duke Ellington once said, “A problem is a chance for you to do your best.” I just love this perspective. I wonder how many of us really see it this way?  I wonder how many of us as leaders, when people on our teams bring us situations that feel like a problem, see it as an opportunity to do our best?

Reflect with me for a moment. Stop, take a sip of your coffee, and think back over your last week. What is a situation or a problem that someone on your team brought you? Do you feel as a leader that your perspective was a chance for you to do your best? Do you feel you took the opportunity to help the person bringing you the problem to do their best?

Perspective

One of the more interesting things about being an executive coach is that I get an opportunity to have a lot of interactions with a lot of different leaders. I have been known to log over 42 hours of Zoom meetings sometimes in a couple of weeks! For me, and I am sure you as well, this has been a pretty typical pace since the pandemic started. 

For the past couple of years, I have been paying closer attention to not only what people are showing up with, but how they show up. In leadership coaching, I get the chance to help folks look at their leadership and ensure how they show up is how they intend to keep showing up.

Most of us want to make sure our intentions match our impact. It is my experience, however, that not many of us stop and think proactively about what we want our impact to be. Especially when there is a problem and that problem has an emotion attached to it.

Go back to the reflection you did at the beginning of this post. As a leader, when the person on your team brought you the problem, did how you want to show up match how you did show up? Or, were you so caught up in the emotion of the problem that you had a hard time even knowing what problem it was you were trying to solve? I see this a lot! I will often ask folks I am working with...”Now, what problem is it we are solving exactly? Let's keep the main thing.”

Example

Some of you know that I am an avid golfer. Not a good golfer, but I really enjoy the challenge the game brings to me. So many little things have to be done right to hit a good golf shot, and once in a while, I hit a good one even though I don’t do everything right.  Those are the ones that keep me coming back.

So for Valentine’s Day one year, my wife gave me a great gift. It was a golf fitting for new clubs. It was a really great experience for me and I was like a kid in a candy store. I was so excited! This was something I had always wanted to do.  

When the day came for me to go to the fitting, I walked in at 3:30 pm for my appointment and I was met by this really high-energy guy named James. He could tell I had one eye on the bay where you get to try out the new clubs. But before he would let me take a swing, he asked me a question, “Why are you here?” My response was not well thought out, nor very accurate it turns out.  

I told James “I have always wanted to do this and I am really excited,” I quipped, just wanting to get into that bay and hit a ball with the newest technology golf club makers have to offer.

“Awesome!” James responded, with so much enthusiasm that it was effervescent coming out of him.

But, then he changed his tone, took his enthusiasm down about 3 notches, and said, “I appreciate your excitement, but why are you here? What is it that you are trying to achieve through this experience in your golf game?” 

Dang! I had been so excited about the opportunity, I completely lost focus on the problem I was trying to solve. 

“I want to hit the ball straighter and further,” I said in response. 

“Good,” he said. “I can help you do that, but I don’t think that is why you are here.”

Now I was a bit stunned, perplexed, and feeling a little like I was about to enter a therapy session. 

“I give,” I said…”Why am I here?”

“Exactly,” James said again…” Why are you here?” He didn’t answer my question for me but was going to make me answer. It was like therapy!!

Then, a light went off for me about skill. “I want to be a better golfer. No, wait, I want to lower my golf score. and I want to be more competitive on the golf course.”

“Yes!” James yelled. Literally yelled. I mean he screamed it so loud I think people having dinner at Chick-fil-A across the street could have heard him.

“Let's work to solve that problem,” James said when he calmed down. And when we got in the simulator and I would hit a ball 30 yards further with a new club, he would say, “Now that shot will lower your score on the course!” 

Being Coached

James either had a natural ability or someone had trained him on some excellent coaching techniques. As I reflected on that experience, James was actually pulling from some great psychology as he was preparing me to buy golf clubs. (Hey, James had a goal, too. Make no mistake, he gets paid to sell golf clubs, and I love the set he sold me!)

RIDE*

Here is a model I use in coaching when problems that have negative emotions are brought to the discussion.  I try to find a way for the person NOT to “RIDE” the negative train. I use the acronym RIDE as a process. Each element is really an independent tool, so you do not have to use them all or think of them in a stepwise fashion.

The problem I had in my golf fitting example was that I had lost my perspective on why I was there. Here is what James helped me with, even if he didn’t know the psychology behind it.

R: Remove the negative thing. This strategy employs taking the thing that is negatively impacting me out of the situation. My excitement was clouding my perspective to see why I was really there.

I: Insert a more positive perspective. This can involve distracting my attention away from the issue causing negative emotions. He took my emotion that to me felt positive - but it actually was negative because it was in my way of seeing the problem and got me to the root of why I was there in the first place.

D: Distract the attention from the negative thing. Finding something less negative can put the problem in perspective. James had me sit down, then offered me a Powerade as he was asking me about my expectations. He was distracting me away from my excitement so I could focus.

E: Emotionally Pivot. Help the person change the emotion to match the problem. James brought me down so skillfully off my high, never losing his enthusiasm, but helped me focus so that when I got in the bay I was calmer and he could do his job. Nice work, James.

Three Ways to Improve Communication in a Hybrid Work World

Because of the pandemic over the last couple of years, our virtual work world seems to be here to stay. One thing the pandemic has caused organizations to rethink is how work is done. What people do has remained pretty consistent over these couple of years, but how they get it done has made some seismic shifts, causing in part what some are calling a “talent migration.” 

From my vantage point, an overwhelming part of the great talent migration has to do with workplace flexibility. I also think that this movement is away from what we all knew as a traditional flex model to hybrid work. In the traditional flex model, an employee could work (wink, wink) a day or so from home when needed. Some organizations even went as far as to declare a specified work-from-home day. The shift that employees started asking for, or perhaps even requiring through this crisis, is that they want to work from home indefinitely or want to only come into an office only when absolutely necessary.

This shift evolves as workers reprioritize what is important in their lives. Organizations need to brace themselves for new levels of competition and get used to not having as much talent around to compete with each other. At the end of the day, what wins this tug of war is the culture of the organization. Those organizations with great cultures will have much less migration than those that merely think they have a great culture. 

There will always be a story of a person who leaves and triples his/her salary. I think we all tip our hats to them and say “good for you.” However, as leaders, let's not be fooled into thinking that people always leave just for money. Employees want to be fairly compensated for what they do. The leadership and cultural battle is going to be waged not on what the associate is asked to do, but on how they can do it.

I think the call for us as leaders is to engage strategic thinking around flexible, hybrid work. In leadership, the future belongs to the curious and flexible. Those who can engage a growth mindset, be curious about what the talent is looking for, and be agile with the changing business landscape will evolve and win.  Those with a fixed mindset may get their way. The question is for how long.  Like it or not, hybrid work is here to stay, in some form or fashion. Even long after all the viruses have mutated away or herd immunity is achieved, some mix of working from home for knowledge workers is here to stay.

Like many of you, I also had to learn to adapt to this new business reality. Everything from virtual doctor appointments, to picking out tile for a remodeled bathroom, to individual and group coaching sessions have gone from face-to-face interactions to options for a virtual environment. I am realizing that no matter how much I want work to go back to the way it was before the pandemic, it will not.

Since I am imploring leaders to have a growth mindset around hybrid work, I have been challenging myself to see what encouragement I could offer to enhance the skills of leaders to retain talent. This has led me to observe how people are interacting virtually. 

Most of us have long gotten past some of the initial communication disruptions like dogs barking in the background, or cats climbing on keyboards, or people walking in the background of a video chat. The struggle became about being more effective with people when you are not in the same room.

Three Ways to Improve Communication in a Hybrid Work World

  1. Focus on Energy. Judith Glaser in her book "Conversational Intelligence" encourages leaders to make communication about the exchange of energy and not information. She calls this Transformational Communication and it is a Share-Discover model versus an Ask-Tell dynamic. When you focus on the energy in the conversation, you create space by exploring others' perspectives, innovating, and creating. As a leader, you move from listening to the other person to protect yourself and your idea to instead listening to ensure you connect with the other person and they feel heard. The skill to develop here as a leader is for you to ask questions you don’t have answers to and to help the other person feel heard.

  2. Principle of Physicality. This is a term I coined some years ago when working with sales professionals who had to be ready at a moment's notice to communicate with a customer. Pay attention to your physical environment. Get some good feedback from others on what your physical environment looks like on a video call.

    What is your background? It doesn’t have to be perfect, but it should be professional.

    1. How is your camera positioned? Are you looking at it or is it pointing down at the top of your head? 

    2. What kind of lighting do you have? If you are not well lit, people can't see you very well.

    3. How are you connecting with audio? Can you maintain a consistent audio connection for an entire call?

  3. Give Trust. Many of us, with this hybrid model, have to rethink what trust means to us. The employment agreement we have had with folks has always been built on trust. The difference is we thought as long as we were coming into an office and could see the employees was that they were working. With the knowledge workers of today, leaders need to learn to set clear expectations for what and how work is to be approached and then trust that people are doing it. If there is a problem or a gap, then create psychological safety to address the gap. Don’t fall into the trap that the performance gap is the hybrid work model. You don’t know if this gap would not have existed if the person was coming into an office every day. Remember, the employment agreement is still built on trust. As leaders, we may need to spend some time thinking about what this means for us. If assumptions in how people work have been changing, what do we need to change to accommodate?

Flexibility is a significant part of a leader's emotional intelligence. Understanding and being flexible with how you feel about things prevents you from developing a fixed mindset. Stay open. Stay curious. If people are migrating away from your organization, work hard to find the real reason why.

Will Removing These Leadership "LIDS" Help You?

One Taco Tuesday at the Livingston home, my wife Kim and I were assembling all the ingredients for our tacos: tortillas, ground beef, cheese, lettuce, sour cream, etc. I noticed my wife was struggling to take the lid off of the salsa jar, so I gently gestured for her to give me the jar and proudly assumed the position of heroically twisting the lid off the jar.

It wouldn't budge.

I put forth a little more effort, twisting harder this time. Nothing. I resorted to running it under hot water for a while, then took a towel to dry it before I tried again. Sure enough, the lid finally gave way and the jar was open for salsa to be enjoyed.

Earlier that day, I had actually been talking with a good friend about leadership “LIDS”. During our conversation, the idea of the lid intrigued me. Yes, the lid is there as a cover, or protection, for what's inside, but it is also a cover, or barrier, keeping you away from what needs to be shared or utilized. Many times it's our own emotions and mentality that hold us back.

I want to focus on four of these potential barriers and consider how we can remove them, using “LIDS” as an acronym for: Loneliness, Indecisiveness, Defensiveness, and Selfishness.

As you read on, think about your own leadership and which “LIDS” you need to remove. Which of these “LIDS” could be holding you back from sharing what you have to offer?

Loneliness

This could be something you are experiencing in the workplace, or in your personal life. It can creep up when you've physically spent too much time on your own or you feel as if no one can relate to what you are going through or processing. Feeling alone is difficult, and doing things alone can be even more challenging. As humans, we are designed for relationships. Although alone time can be rejuvenating, we aren't meant to remain alone in order to progress or thrive.

How to remove this “LID”: Invite people into your world. Whether it's including them on a project you are working on or asking someone to go out for a coffee. If the loneliness doesn't subside and you are having trouble processing or expressing your thoughts, consider talking to a mentor, counselor, or coach.

Indecisiveness

You may say that being indecisive comes from the inability to make a decision because there seems to be no wrong or right way to go. While that's true, I also see a lot of fear behind decision-making. What if I make is the wrong choice? Making a decision is going to keep you moving while indecisiveness keeps you stagnant. How can you lead people if you aren't really going anywhere yourself?

How to remove this “LID”: Make a decision. Don't let the fear of failure keep you from moving forward. Making a mistake or taking a wrong turn doesn't mean you failed, instead, it's an opportunity to learn and grow.

Defensiveness

In the great American sport of football, the defensive line has a responsibility to keep the other team's offense and quarterback from advancing the field with the ball. They push. They fight. This creates struggle and tension, not to mention it is exhausting as they keep it up until the other team scores or it is their turn to play offense. I bring up this example because we tend to think of defense as protecting, yet the defensive line isn't protecting anything. They are pushing back and preventing advancement. We can often be defensive in our own lives, having the mindset that we are protecting something. This could be our job, our reputation, or more often than not, our pride. In this case, protection is a fallacy and our defensiveness creates a barrier and tension that prevents the advancement of our goals or our team.

How to remove this “LID”: It takes some intentional awareness of your emotions to see when you may be acting defensively. Your heart might start beating faster, your body temperature may rise, you may feel your lips tighten, or you may unconsciously cross your arms. Try to identify what happens when you start to feel defensive, why you are feeling it, and what you might think you're "protecting." How is your defensiveness holding you and/or your team back?

Selfishness

Putting your needs and desires before others is the easiest way to explain selfishness. It is even easier, unfortunately, to get caught up in selfishness if we don't stop to think about what we are doing or behaving. Consider what your priorities are right now. Are you focusing on your own advancements and needs? What about those of your team and followers? Don't get me wrong, self-care is important, as long as it's not at the expense of another person.

How to remove this “LID”: Think about your goals, priorities, and needs. What would it look like if you included your team in those goals, changing "I" statements to "we." Call on your team and followers to find out what their goals and priorities are, then think about how you can help them achieve their goals. Practice humility by stepping back, letting them take lead on a project, and praising them publicly for a job well done. Trust me, their success will be your success.

Homework

Think about our “LIDS” acronym above and identify one or more of them that you need to remove. What action steps or conversations do you need to have in order to remove them? What benefits will come to you and your employees or followers when you remove the lid?

When Negative Self-Talk Creeps In

Years ago, a good friend of mine, Ken (also an avid reader and commenter on this blog), submitted my name as a speaker for an organization he is affiliated with. He emailed me asking if I would consider giving a talk and facilitating a dialogue on the value of emotional intelligence (EI).

I am always humbled when anyone thinks that I might have something valuable to say when it comes to EI. It is one of my favorite subjects to talk about, and I often use the EQi 2.0 Assessment in training programs I do and almost every coaching client I work with does a self-assessment that shows them what their leadership habits may appear like to others. Now, here is what you need to know about Ken. His job is to serve as a hospice chaplain in Polk County Florida. His request was for me to come and speak to a group of his peers and his boss on the subject of how EI can be of value to a hospital chaplain.

Gulp! I have to admit, the email produced mixed feelings in me. Like I said above, I was humbled, but scared out of my pants as well. Hospice chaplains...really?! While I might know something about EI, my immediate knee-jerk reaction was, I don’t know anything about hospice chaplains!

Then the negative self-talk started to creep in:

  • You’re no expert in hospice care.

  • What do you know about how to fit EI into their world?

  • You have never even studied EI in this context, what if there is no data?

  • You are not a very good public speaker.

  • Maybe you should call him up and back out.

Am I the only one this happens with? When you are hit with a complex, tension-filled situation what do you do? Do you immediately become filled with fear, anxiety, and self-doubt? How do you stop the negative self-talk from creeping in and taking over your thinking?

Here is a quick and easy method that I use when this happens to me: I use an acronym I call "STOP." It is a four-step method that helps me turn my negative thinking into a more positive and constructive use of my time and energy.

STOP:

S = Stop: Do something to interrupt the cycle of negative thinking.

T = Take a deep breath: Breathing relaxes your tension, releases dopamine, and calms you down to think more clearly.

O = Other focused: Exercise empathy and become curious about what it is like to be in the other person's shoes.

P = Purpose a question: Asking questions can have a calming effect and bring you more into a zone of safety than one of fear.

Here is how the STOP model helped me get rid of the negative thinking and increase my confidence in this situation:

When I first noticed the negative thinking creeping into my mind with the thought, you’re no expert in hospice, I should have taken the time to put this model into effect. Unfortunately, even though I teach this stuff, I got all the way down to, maybe you should call him and back out before I put this into practice.

S = Stop: Psychologists call this pattern interrupt. I noticed the negative thinking and I did something physical to draw attention away from the negative thought. In this case, I was sitting down when I read the email. When I finally noticed the negativity, I stood up. I concentrated on doing something different. Distract yourself away from the source of negativity.

T = Take a deep breath: When I stood up, I took several yoga-style breaths. Focused on bringing my belly button to my spine. I actually could feel myself starting to calm down. This is often when I will also say a prayer, asking God for wisdom as I navigate these treacherous negative waters. I distracted myself from the negativity for a moment. That is the goal of this step.

O = Other Focused: I tried to take the thoughts off of myself and my shortcomings. I put my thoughts onto Ken and his team instead. I began to think, what might they need from a model like emotional intelligence? What value could it bring them? Notice the questions starting to form when I start to turn my thinking from self-referential to other-focused.

P = Purpose a question: I crafted an email back to Ken asking him, what are some common situations that hospital chaplains find themselves in where they need more EI? What had other speakers done that the chaplains found valuable? How had he used EI in his work as a hospice chaplain?

I noticed, then, that my fear and anxiety were dissipating into curiosity. I was moving from a lack of self-consciousness into a state of confidence by focusing on the value I could bring to this group of dedicated servants.

Self-Actualization and Optimism

According to authors Steven J. Stein and Howard E. Book, Emotional Intelligence always exists in balance. This is pretty easy to see when we think about a leader who is very self-confident but lacks any empathy or interpersonal ability. We often put a label on a leader who has this balance of qualities as being someone who is arrogant at best, and a real narcissist on the more clinical side of the psychology.

In my case, I am usually a fairly self-perceptive person. This means that in part, I get a lot of meaning and purpose out of my life and the work I do. This is a real strength for me.

Most of the time I am optimistic, which means I have a positive outlook on the future and am fairly resilient in the face of setbacks. However, this ability can come into question, especially when fear or anxiety enter the stage. My optimism can turn into a negative downward spiral of self-critical thinking.

What I need when I am faced with these fears and anxieties is to balance my self-actualization and my waning level of optimism.

The STOP model helps me to put the brakes on the negative thinking, so I can use all the meaning and purpose I get in my life to teach and coach emotional intelligence, regaining my level of optimism.

I am happy to report that Ken and I scheduled a call to talk about what value EI can bring to the hospice chaplains.
